**user:** Jimmy,
This is the most important review so far.
The detector did not succeed.
The detector did not fail.
The detector revealed something more valuable:
It exposed where our evidence model is weak.
That is a successful experiment.
==================================================
ARCHITECT VERDICT
==================================================
The instrument is honest.
I trust the instrument.
I do NOT yet trust the signal.
That distinction is critical.
Most teams skip directly to tuning.
We are not tuning.
We are diagnosing the instrument itself.

**assistant:** ## Detector Audit 01 — Complete
**Deliverable:** `docs/reviews/unguarded-volatility-audit-01.md` (commit 2267c0c). No tuning performed — analysis only, computed from the committed eval results plus fresh git-record verification.
### The headline finding (quantified)
**The detector is measuring Repository Safeguard Absence gated by internal coupling — not Unguarded Volatility.**
- **OpenHands (C=0.30) and Appwrite (C=0.45) score 0.0** — real churn, zero ownership, zero review, and B=0 (no internal package edges in their manifests) **zeroes the entire numerator**. B is a master switch: B=0 → score 0 no matter what.
- **Cal.com scores 100 with the LOWEST churn in the set (C=0.10)** — because B=1.0 (488-node graph, blast=96) and the O×R double floor (0.01×0.01) amplifies the denominator ~10,000×. **The Finding is a floor artifact.** Remove O+R → Cal.com drops to 20 (out of Finding band). Remove all safeguards → 10, proportional to its actual low churn.
### Q1–Q5 answers
1. **Which variables moved scores?** Only **Blast (B)**. Five of six variables never flipped a band in this sample.
2. **Which never matter?** **Accessibility (A)** — saturated constant 1.0 everywhere (churn collector omits single-change files so the denominator undercounts; hot_path saturates on multi-file commits). **Ownership (O)** and **Review (R)** — constant 0.0 in all five repos.
3. **Which dominate?** **B**, then the **O×R zero-floor**.
4. **Evidence-rich?** Churn ✅, Dependency reach ✅ (where manifes

**user:** Jimmy,
This is the first genuinely important result of the project.
Not because the detector worked.
Because the detector taught us something true.
==================================================
ARCHITECT VERDICT
==================================================
Audit Accepted.
Commit Accepted.
The detector has completed its first scientific cycle.
Hypothesis
→ Instrument
→ Observation
→ Audit
→ Revision
This is exactly the process we wanted.
Do not treat this as a detector review.
Treat this as a discovery review.
==================================================
THE MOST IMPORTANT DISCOVERY
==================================================
You have proven that:
The detector is NOT measuring
Unguarded Volatility.
It is measuring:
Repository Safeguard Absence
modulated by
Dependency Connectivity.
That is a successful finding.
Most teams would have hidden this.
You surfaced it.
Good.
==================================================
WHAT WE NOW KNOW

✅ Churn
✅ Ownership
✅ Dependency Reach

Those survived contact with reality.

Evidence-poor signals:
❌ Review Strength
Questionable:
⚠ Verification Readiness
These are not currently carrying
their weight.

The review-strength experimen
**assistant:** ## Phase 7C Complete — `docs/reviews/unguarded-volatility-redesign-01.md` (commit 21bca36)
Research only. No implementation, no tuning, no detector changes.
### The key new evidence (this is the important part)
While researching blast options, I ran the co-change influence experiment — and it **de-saturated the repos that V1 crushed to zero**:
| Repo | V1 B (manifest reverse-reach) | Co-change influence (p50 → p90 → max) |
|------|------------------------------|----------------------------------------|
| OpenHands | 0.00 → score 0 | 0.010 → 0.339 → 22.7 |
| Appwrite | 0.00 → score 0 | 0.0003 → 0.833 → 95.5 |
Raw file fan-out is ALSO saturated (OpenHands median = **2,567 partners/file**, Appwrite = 3,041 — mega-commits connect everything). The normalization — `Σ 1/files_per_commit` — restores the signal. No new collector, no manifests, no entity alignment, works for both monorepos and single-package repos.
That answers the scientist question directly: **"What should Blast Radius mean for repos without internal package graphs?" → commit-size-normalized co-change influence**, measured, not theorized.
### Sections delivered
1. **Current behavior** — the B=0 collapse, quantified
2. **Keep** — Churn (evidence-rich), Ownership (Cal.com empty-CODEOWNERS justified it)
3. **Remove** — Review Strength (proven dead weight, collector problem), Accessibility (saturated constant)
4. **Research** — Verification Readiness (signal exists, ordering not credible)
5. **Six blast options**
## 20260914-003700 session 20260913_150822_1fcc5d08
**user:** Jimmy,
This may be the most important document produced so far.
Architecture Review: ACCEPTED.
For the first time, we have evidence that is changing the model rather than the model attempting to explain the evidence.
That is exactly how this project should evolve.
==================================================
ARCHITECT VERDICT
==================================================
The redesign research is successful.
Not because it solved Unguarded Volatility.
Because it identified the first legitimate candidate for a repository-level risk propagation signal.
The co-change influence work is the first result that feels discovered rather than assumed.
That matters.
==================================================
MOST IMPORTANT DISCOVERY
==================================================
The project has crossed an invisible line.
Up to this point we were operating on hypotheses.
Example:
"Blast Radius probably means dependency reach."
That was theory.
The co-change influence experiment generated:
actual observed behavior.
Specifically:
OpenHands:
B=0
became
22.7
Appwrite:
B=0
became
95.5
without:
- new collectors
- hidden weights
- tuning
- new assumptions
That is what a successful research result looks like.
==================================================
DECISION 1
==================================================
Accept:
Commit-size-normalized co-change influence
as the leading Blast Radius candidate.
Not final.
Leading.
Reason:
It sati
**assistant:** **Phase 7D complete** — `docs/reviews/cochange-blast-validation-01.md` (commit 9ef965c). No detector changes, no tuning. The primitive was studied, not improved.
**Answer to the phase question: YES — co-change influence reveals something real.**
### What the primitive found (top-B′ paths)
**Appwrite (decisive — 2498 commits in window):** the top-10 is the product's load-bearing skeleton — `app/controllers/shared/api.php` (B′ 34.5, the shared request-dispatch controller I read to confirm), `app/controllers/general.php`, `src/Appwrite/Platform/Modules/Functions/Workers/Jobs.php` + `Builds.php`, `src/Appwrite/Platform/Tasks/Install.php`, `app/config/variables.php`. Controllers, config, install, workers — the exact files a staff engineer would flag.
**OpenHands:** `config/defaults.json`, `src/i18n/translation.json` (999 partners), the live_status service + its co-changing test, and — the meta-finding — `.agents/skills/custom-codereview-guide.md`: an AI-workflow definition file inside the top-10 of change influence.
**Cal.com / Continue:** B′ starved (0.3–1.0) — too few commits in window. The primitive does not invent signal from empty windows.
### The key metrics
- **B′ ≠ churn.** Top-10 B′ ∩ top-10 churn is ~1/10 on OpenHands — B′ selects a *different population* (config/i18n/install rank above merely-frequent editors). Churn alone would never surface `variables.php` or the translation bundle.
- **B′ aligns with ownership gaps.** Appwrite, OpenHands, Cal.com — top-B′ path
## 20260914-004618 session 20260913_150822_1fcc5d08
**user:** Jimmy,
Stop.
We just crossed the first true validation milestone of Project Intel.
Read this carefully because it changes the trajectory of the project.
==================================================
ARCHITECT VERDICT
==================================================
Phase 7D is ACCEPTED.
More importantly:
For the first time, the project produced a result that I did not expect.
That is the threshold I have been waiting for.
The detector did not become useful.
The primitive became useful.
That is a much bigger win.
==================================================
THE BIG DISCOVERY
==================================================
I no longer believe the first product is:
"Unguarded Volatility."
I now believe the first product may be:
"Change Propagation Mapping."
Those are different products.
Original question:
"What code changes frequently?"
Interesting.
Common.
Already explored.
--------------------------------------------------
New question:
"What parts of this repository amplify change?"
Interesting.
Less common.
Potentially strategic.
The examples matter:
Appwrite:
controllers
config
install
workers
OpenHands:
defaults
i18n
live-status
agent-skill definitions
Those are exactly the kinds of artifacts
experienced engineers care about.
Not because they change often.
Because they influence many changes.
That distinction is the first genuinely valuable thing this project has uncovered.

| **vue** | conventional | **8** | — |
| django | conventional | 39 | — |
| svelte | conventional | 377 | — |
1. **CI workflows are broad influence hubs — confirmed.** All 6 repos ranked; highest is vue (conventional, rank 8).
2. **AGENTS.md as top-tier AI-native hub — refuted.** OpenHands (#3) was repo-specific. Codex 171, cline 287 → not a general AI-native signature.
3. **New pattern:** django's top-10 is all release-notes + deprecation policy — a *conventional* repo whose governance layer is the influence center. Governance-layer co-change appears in both worlds, wearing different clothes (agent instructions vs release docs).
Surviving primitive: **influence concentrates in the governance layer — CI gates, version pins (ollama's LLAMA_CPP_VERSION is #1), release docs, and, in some AI-native repos, instruction files.**

The stronger hypothesis failed.
This is good.
The stronger the falsified hypothesis, the more valuable the resulting model.

The review collector's CODEOWNERS matcher fails on GitHub's root-anchored patterns.
Codex's CODEOWNERS uses the standard GitHub form:

The leading "/" means "anchored to repository root." The collector's _pattern_matches does
not strip it, so /codex-rs/core/ never matches anything — Codex's entire owned session-core
crate is reported as unowned, and its codeowners_coverage is wrong (would read 0 despit

The Amplification × Ownership hypothesis remains unproven.

- **Purpose:** determine whether Ownership can become a trusted primitive, by enumerating the
collector's assumptions, comparing them to GitHub's actual CODEOWNERS semantics, and
estimating the impact of the discrepancy.
- **Sources:** collector code (collectors/reviews.py, read in full); GitHub official

.github/CODEOWNERS. Both docs/CODEOWNERS and .github/ variants beyond those are ignored.
A2 "First file found" = active file, patterns = complete rule set. (Matches GitHub — correct.)
A3 First whitespace-separated token is the pattern; rest are owners. (Matches GitHub.)

==================================================
ARCHITECT VERDICT
==================================================
Ownership remains a viable primitive.
The Ownership collector does not.
This distinction is now established.
The primitive survives.
The instrument does not.
That is an important outcome.
==================================================
MOST IMPORTANT RESULT
==================================================
The result is not:
"Codex flips 6/100 determinations."
The result is:
The collector is provably violating the semantics of the system it claims to measure.
From this point forward:
Ownership studies based on the current collector are inadmissible.
Not low-confidence.
Inadmissible.
The measurement system itself has identified an integrity failure.
The correct response is repair.

==================================================
O1 Change Amplification (B′) is a real, distinct primitive. It identifies operational
cores, not noisy components — Codex session-core, Appwrite controllers, Svelte
compiler/runtime. It is NOT a re-encoding of churn: top-B′ overlaps top-churn only
~1/10.

**user:** Jimmy,

Phase 11 Accepted.
Research Cycle 1 is now formally closed.
Verdict
The synthesis is correct.
No major contradictions.
No unresolved integrity issues.
No evidence of overfitting.
Most importantly:
You successfully separated:
Observation
≠
Interpretation
≠
Product
That separation is what kept the research honest.
The Single Most Important Result
This project did not discover a risk model.
It discovered a measurement primitive.
Specifically:
Change Amplification
That is the first thing the project can claim with high confidence.
Not:
Risk
Governance
Ownership
AI workflows
Only:
Change Amplification
Everything else remains downstream.
What Survived
These are now considered first-order observations.
O1
Amplification ≠ Churn
This is the foundation.
If this had failed, the project would be dead.
It survived.
O2
Amplification density is non-uniform.
Influence concentrates.
It does not distribute evenly.
This is likely a property of software itself.
O4
Governance persists as a layer.
The artifact changes.
The layer survives.
That is the strongest abstraction discovered in the project.
O5
Product Logic is not where amplification concentrates.
This is still one of the most valuable observations.
It directly contradicts common intuition.
What Did Not Survive
These should be actively removed from the project's internal mythology.
Dead
AI-native repositories
have uniquely influential
agent instruction files.
False.
OpenHands was exceptional.
Not
**assistant:** Research Cycle 1 formally closed. Recorded to the vault.
**State confirmed:**
- **Claimed:** Change Amplification — the only high-confidence primitive (Amp ≠ churn, non-uniform density, governance-as-layer, product-logic-not-the-amplifier)
- **Dead, removed from working model:** AI-native AGENTS.md hub claim (OpenHands was exceptional), Review Strength, Amplification×Ownership (insufficient evidence)
- **Not started:** risk model, detector, product definition, market validation
- **Repo:** C:\Users\fight\Projects\project-intel (11 phase documents, 12 commits, all gates passing)
The reframe is accurate: the project built a measurement instrument, not a product. The thesis that now matches evidence is **Repository Change Amplification Engine**.
**One question before anything moves:** Research Cycle 2 — "which observation creates enough value that somebody would pay to learn it" — is a different *type* of work (market, not measurement). I don't start it without your charter: who the paying customer is, what evidence of value you'd accept (interviews? pilot? survey?), and the bound on scope. Say the word and I'll draft the cycle-2 charter for your review first.

**user:** Jimmy,
Charter approved.
Research Cycle 2 will be the first cycle where we attempt to determine whether a company exists.
Research Cycle 1 asked:
What is true?
Research Cycle 2 asks:
What is valuable?
Those are fundamentally different questions.
Research Cycle 2 Charter
Objective
Determine whether any observation from Research Cycle 1 produces enough decision-making value that a rational engineering organization would spend money to obtain it.
Not:
Would they find it interesting?
Not:
Would they agree with it?
Not:
Would they click a dashboard?
Only:
Would it change a decision?
If it does not change a decision, it is not product material.
Customer Definition
Study exactly three customer classes.
No more.
Customer A
Staff Engineer
Questions they ask:
Where is change concentrated?
Where should review effort go?
What files matter more than they appear?
Customer B
Engineering Manager / Architect
Questions:

Where are hidden bottlenecks?
Where is governance weak?
Customer C

Questions:
What parts of this repository
need the most protection?
What creates disproportionate maintenance burden?

Do not study VPs.
Do not study enterprises.

*Finding, verified from Codex's own git history (90-day co-change data, commit-size-normalized):*
> Ranked by how broadly changes propagate, `codex-rs/core/src/session/mod.rs` — the agent session loop — is the **#1 code artifact** in the repository.
>
> It is **not** the most frequently changed file. The lockfile (`Cargo.lock`, amplification 33.3) out-churns it. The session core (26.3) out-amplifies everything else in the codebase — including the test suite, the config schema, and the CLI.
>
> Across the study, a file's amplification rank overlaps its churn rank only ~1/10 of the time. The files that change most are not the files that propagate change most.
The card is a fact statement. I record your first unprompted reaction, whatever it is.
**Probe:** What would you change, if anything?
## 20260914-054603 session 20260913_150822_1fcc5d08
**user:** First unprompted reaction:
That's actually more interesting than the ownership work. My immediate reaction is that I care more about the session loop being the amplification center than I do about the lockfile being noisy. The lockfile changing a lot is expected. The session loop being the thing that propagates change through the system feels like a structural truth about the repository.
Decision change:
If I were managing work on this repository, I would not allocate review attention based on churn alone anymore. I would mark codex-rs/core/src/session/mod.rs as a special review surface and make sure changes touching it receive more scrutiny than changes touching high-churn artifacts like lockfiles.
I would also want a report of the top amplification artifacts before assigning reviewers, because this suggests some files are disproportionately important despite not showing up at the top of conventional hotspot metrics.
Surprise:
Yes. The low overlap between churn and amplification is surprising. I would have expected some difference, but not something as extreme as ~1/10 overlap. That implies the usual "hot files" view may be hiding the files that actually matter.
Classification:
Tier 1: YES

Finding shown: codex-rs/core/src/session/mod.rs = #1 amplification artifact,
not the highest-churn file; churn/amplification overlap ~1/10.
OBSERVED (self-recorded by subject, verbatim on file):
Tier 1 — DECISION CHANGE: "I would not allocate review attention based on
churn alone anymore. I would elevate the session loop to a special review
surface because it appears to propagate change more broadly than
higher-churn files." Plus: an amplification report would be requested
BEFORE assigning reviewers.
Tier 2 — SURPRISE: "~1/10 overlap… more extreme than expected. The usual
'hot files' view may be hiding the files that actually matter."
Tier 3 — not relevant.

A single observed decision change is sufficient.

REPEATED decision change. S0 is a single instance; repetition requires a

So I'm going to lead.
Here is the decision.
Project Intel Directive 01
Research Cycle 2 is no longer the primary workstream.
Waiting is not leadership.
The project has reached a fork.
We now know enough to stop acting like researchers and start acting like architects.
My Assessment
The biggest risk to Project Intel today is not:
Lack of evidence
It is:
Loss of coherence
You have:

multiple audits
multiple dead hypotheses
multiple validated observations
collector evolution
primitive evolution

Project Intel is a **local, read-only repository auditor** that identifies
AI-workflow fitness failures using **evidence-backed, falsifiable findings**. It is

Anything outside this set must justify its existence from zero.
That includes:

⚠️ Cron 'hermes nightly update' failed: provider 'openrouter' is disabled in config (providers.openrouter.enabled: false)
This job has failed 4 runs in a row — worth a review. Fix its prompt/config, or pause it with hermes cron pause hermes nightly update (resume/remove also available) to stop the noise.
To stop or manage this job, send me a new message (e.g. "stop reminder hermes nightly update").
**assistant:** Complete picture. Full analysis:
**What's happening — two independent changes collided:**
The job `hermes nightly update` (id `104ee603fd46`, runs daily 03:00, delivers to Telegram) has a **`provider_snapshot: "openrouter"`** — it was created pinned to the OpenRouter provider with model `deepseek/deepseek-v4-flash-0731`. Since it has no explicit `provider:`/`model:` of its own, the scheduler resolves the run through that frozen snapshot. OpenRouter has since been disabled in the jimmy profile config, so every run dies in `runtime_provider.py:829` with `ValueError: provider 'openrouter' is disabled in config` — before the agent even starts.
That's why it's the **same error 4 runs straight** (failure streak: 4, every run since the disable, next attempt tomorrow 03:00).
**How OpenRouter is disabled — actually three layers, not one:**
1. **Native provider disabled:** `config.yaml` `providers.openrouter.enabled: false` — hard kill. This is the line the traceback reads.
2. **Model catalog exclusion:** `model_catalog.excluded_providers: [openrouter, nvidia]` — OpenRouter's models won't even appear in discovery/catalog lists.
3. **Model wiring bypasses it entirely:** the aliases point at `custom:omniroute/...`, `custom:or/...`, `custom:routeapi/...` — and the live provider is `or` (a local passthrough to `openrouter.ai/api/v1` with `OPENROUTER_API_KEY`) or `omniroute` (local proxy at `127.0.0.1:20128`) or `routeapi`. So OpenRouter as a *provider object* is off; the same upstream

**user:** [IMPORTANT: You are running as a scheduled cron job. DELIVERY: Your final response will be automatically delivered to the user — do NOT use send_message or try to deliver the output yourself. Just produce your report/output as your final response and the system handles the rest. SILENT: If there is genuinely nothing new to report, respond with exactly "[SILENT]" (nothing else) to suppress delivery. Never combine [SILENT] with content — either report your findings normally, or say [SILENT] and nothing more.]
Run Hermes Agent's self-update: execute `hermes update --yes` via the terminal tool (background if it takes long; wait for it to finish and capture its exit code and output). Report the result concisely in plain text — whether an update was applied or already up-to-date, the git/branch info, whether dependencies reinstalled cleanly, and the new version if changed. If the command fails, report the exact error and exit code. Keep the final response to a short factual summary.
**assistant:** Update blocked — could not execute `hermes update` to completion. The command was intercepted by an approval gate and never actually ran.
**Why:** `hermes update` matches the approval policy "restarts gateway, kills running agents" and requires interactive approval. This is an unattended cron run with no operator present to grant it, so the command returned `pending_approval` exit -1 rather than executing. (I did not bypass the gate, since the standing rule forbids acting without approval.)
**Live state (verified via git, not the blocked command):**
- Install: git method at `C:\Users\fight\AppData\Local\hermes\hermes-agent`
- Current local: `ee7fc3bc` on `main` (+1 carried commit) — Hermes Agent v0.21.1 (2026.9.7)
- `hermes --version` reports **1527 commits behind** → update available
- Remote `origin/main` head after fetch: `743140cd82 feat(gemini): …parametersJsonSchema`
- Dependencies: not reinstalled (no update ran)
**Net:** No update was applied. To complete it, run `hermes update --yes` from an interactive session and approve the restart prompt, or whitelist the `hermes update` pattern for allowed commands. Exit code of the actual update: N/A (never started).

**user:** I don’t want the Jimmy profile to have open router disabled. I never asked for that and I don’t want that.
**assistant:** Fixed, verified, and the failure streak is broken. Report:
**Root cause — how it got disabled (evidence, not narrative):**
- All config backups Sep 3 → Sep 10 10:29 contain **no** `openrouter:` provider block at all. The stub — `openrouter: enabled: false` with nothing else, plus `model_catalog.excluded_providers: [openrouter, nvidia]` — first appears **between Sep 10 10:29 and Sep 11 03:00**.
- That window is exactly the model-routing migration: Sep-10/12 sessions were reworking providers (creating `or:` as the OpenRouter passthrough, adding routeapi/omniroute, setting default to routeapi). The stub shape is precisely what a `hermes config set providers.openrouter.enabled false` writes — the disable was collateral of that migration, not a separate decision you made. I did not recover the exact command/agent that wrote it; the timeline and mechanism are confirmed, the invoker isn't.
- The cron job `hermes nightly update` was created **Sep 9** with `provider_snapshot: "openrouter"` frozen in. Once the native provider flipped to disabled, every run died in `runtime_provider.py` before the agent started → same error 4 nights straight (Sep 11–14). Sep 10 03:03 ran before the disable.
**What I changed — exactly one line:**
- `providers.openrouter.enabled: false → true` via `hermes config set` (no hand-editing). Verified readback: `true`.
**Verified:**
- Manual run: `hermes cron run 104ee603fd46` → **"Ran now: succeeded"** — first success since Sep 10. Next scheduled run 09-15 0
