# "cannot import name X from Y" in a long-running process after an update
> 2026-10-02, **jimmy**. Replaces an earlier note that blamed the gateway for cron-delivery
> failures. The real cause is stale modules in a process that was already running when the update
> landed. Status: **resolved and understood.**
## Symptom
```
cannot import name 'UNAUTHORIZED_DM_BEHAVIORS' from 'gateway.config'
(C:\Users\fight\AppData\Local\hermes\hermes-agent\gateway\config.py)
```
The cited file defines the name unconditionally at module scope, and its bytecode is current.
Fresh processes import it fine; only long-running processes that predate an update fail. Two
unrelated modules failed this way in one session:
| Failing import | Introduced by |
|---|---|
| `UNAUTHORIZED_DM_BEHAVIORS` from `gateway.config` | `a6e934e0fd` feat(gateway): 'decline' unauthorized-DM behavior |
| `tool_errors_since` from `tools.code_execution_rpc` | `3e1bfb2935` fix(execute_code): report in-script tool errors |
## Root cause
A process running **before** the update holds pre-update module objects in `sys.modules`. When
newly loaded code runs `from <stale module> import <name the update added>`, the import machinery
sees the module already cached, looks for the attribute on the stale object, and raises
`ImportError: cannot import name …`, reporting the module's `__file__` — which is correct and
unchanged. That is exactly why it reads like a file or bytecode defect and is not one.
Timeline here: session started 08:26:41, update applied 08:45:11, both names arrived with that
update. The `execute_code` tool failing with the same shape in the same session confirmed it
independently.
## How it was proven
- Fresh processes import both names, in every interpreter and PYTHONPATH variant tested, in both
the pre-PM and PM environments.
- `.pyc` headers match their sources and the bytecode contains both names — no stale bytecode.
- No shadowing `gateway/` copy on any `sys.path`; workspace snapshots are byte-identical to the
repo (same sha256).
- The child environment used by cron delivery (`served_profile_child_env` +
`pin_hermes_tree_on_pythonpath`) was replicated exactly — it loads fine.
- Every failing attempt was a *manual* job fire, which executes in the calling session's process
tree. Running the same job through the gateway delivered natively: `status: ok`,
`delivery_error: None`.
## Rule
**Restart long-running Hermes processes after an update** — the session that ran it, any
long-lived agent process, and the gateway. The update receipt warns about this
(`gateway_restart.incomplete` / "mixed sys.modules"); that warning is the real signal, not noise.
When you see `cannot import name X from Y` and Y *does* define X, check process start time against
the last update before reading any source. There is no in-process recovery: the stale object
cannot gain the attribute.

# Hermes Host Stack (this PC) — Status
> The Hermes host infrastructure on `C:\Users\fight\AppData\Local\HermesHost` after the
> 2026-10-02 re-home: launchers, scheduled tasks, gateway, Web UI, tunnel, and the update path.
> Created 2026-10-02 by **jimmy**.
## Naming rule (from Tony, 2026-10-02)
- **VeriPath must never run a task.** VeriPath is a product; host infrastructure is not VeriPath.
- The host stack lives in `...\AppData\Local\HermesHost` (renamed from a `VeriPath`-named folder
that in fact held only Hermes launchers), and its scheduled tasks live under the **`\Hermes\`**
task path. `\VeriPath\` now holds zero tasks.
## Components (verified 2026-10-02)
| Piece | Where | State |
|-------|-------|-------|
| Gateway (jimmy + leonard, multiplexed) | durable launcher | running, Telegram connected |
| Web UI | `127.0.0.1:8787` (PID 25100) | LISTENING |
| Cloudflare tunnel | `HermesHost\cloudflared.ps1` | running |
| `\Hermes\Cloudflared_Tunnel` | scheduled task | Running |
| `\Hermes\Hermes_WebUI` | scheduled task | Running |
| `\Hermes\Hermes_Gateway_leonard` | scheduled task | Ready — retired (flag in place) |
| Launchers | `HermesHost\{webui,leonard,cloudflared}.ps1`, `regis-forward.py`, `run-hidden.vbs` | active |
- Launchers poll for `.disabled` flag files every 1 s, so stopping a service is a clean child-tree
teardown rather than a kill. `HermesHost\leonard.disabled` is still present (leonard retired).
- `HERMES_DISABLE_LAZY_INSTALLS=1` in `webui.ps1` is required — without it the Web UI crash-loops on
`ModuleNotFoundError: No module named 'api'` at `server.py:102`.
## The update saga ("why can't I update Hermes?")
- **Symptom:** `hermes update` aborted with `another Hermes process is using this installation`;
desktop.log showed `venv-blocked: 3 process(es) hold the install`.
- **Cause:** three S4U scheduled tasks under `\VeriPath\` (created 2026-09-26) kept a remote-access
stack — and its venv holders — alive; a non-elevated scan could not read those foreign-account
processes, which is why PID-to-profile mapping kept failing.
- **Resolution:** flag the launchers off (`leonard.disabled`, `webui.disabled`) → clean teardown →
`hermes update -y` → **applied**, now `v0.21.5+5794.g9a71d5a` (upstream `9a71d5a8`).
- **Then re-homed:** elevated `finish-rehome-elevated.ps1` (UAC approved) moved the tasks to
`\Hermes\`, dropped the temporary VeriPath→HermesHost junction, and unregistered the stale
`Hermes_Gateway_jimmy` task.
- **Postmortem instrument:** `HermesHost\diagnostics\update_postmortem.py` →
`diagnostics\20261002T173838Z\postmortem.md` (adversarially reviewed; five citations and one
causal claim were corrected in that pass).
## Open items
- **CLI launcher republish still failing.** `hermes doctor` reports
`CLI exposure failed: source launcher publication failed`; `hermes\bin\hermes.exe` is dated
2026-08-31 (pre-update). The running image holds the file, so it cannot be overwritten in place.
A one-shot Startup shim (`Hermes_RepublishLauncher.cmd`) is queued and has not fired yet — the last
interactive logon was 2026-10-02 08:08, before the shim existed. Impact is limited: `PATH` resolves
`hermes` to the venv shim (`hermes-agent\venv\Scripts\hermes`) first.
- Windows update-abort receipts still warn `gateway_restart.incomplete = true` / "mixed sys.modules".
- Gateway cron delivery is broken (unrelated to the update) →
[[01_Wiki/hermes-cron-delivery-gateway-config]].
- Parked, low priority: `state.db` WAL checkpoint, 3 npm advisory groups, `hermes setup` API keys.

# Trace Review Bot — Status
> Session-trace miner + weekly lesson review for the Hermes fleet. Created 2026-10-02 by **jimmy**
> (Hermes profile `jimmy`, Windows 11). Purpose: turn raw session traces into evidence-backed
> lesson proposals and deliver them to Tony's Telegram — instead of leaving failures buried in
> chat history.
## What it is
- **Miner** (deterministic, no LLM): `C:\Users\fight\AppData\Local\HermesHost\diagnostics\trace_review.py`
- Scans `state.db` plus every `profiles/*/state.db` over a `--days` window.
- Signals: **S1** repeated-error, **S2** retry-loop, **S3** user-correction, **S4** assistant
self-correction, **S5** repeated-request.
- Every finding carries evidence (`session`, `message_id`, `timestamp`, snippet) and a
**falsifier**; anything it cannot evidence is recorded `NOT_AVAILABLE`, never filled in.
- **Reports**: `...\diagnostics\trace-review\<UTC-stamp>\` → `trace-review.md`, `trace-review.json`,
`findings.jsonl` (ledger used for NEW / RECURRING / ESCALATED).
- **Lesson pass**: the `trace-lessons-review` skill reads the findings and writes `proposals.md`
into the same folder. It proposes; it never applies.
## Jobs
| Job | ID | Schedule | Mode | Script / skill |
|-----|----|----------|------|----------------|
| Trace miner (daily) | `6b57b2ed2847` | `30 7 * * *` | no_agent | `profiles\jimmy\scripts\trace_review_run.py` |
| Trace lessons review (weekly) | `9fb3bd266e71` | `0 8 * * 0` | agent | skill `trace-lessons-review` |
| Trace digest sender (weekly) | `743bc93e1ff5` | `30 8 * * 0` | no_agent | `profiles\jimmy\scripts\trace_digest_sender.py` |
All three run with **native cron delivery** (`deliver: telegram:5789896722`) — the gateway delivers
the job's stdout. See [[01_Wiki/hermes-cron-delivery-gateway-config]] for the day the delivery
looked broken and what it actually was.
- `743bc93e1ff5` is **paused**: it was a fallback sender built while delivery looked broken. Kept
on disk, resumable if a report ever needs a guaranteed push.
## Delivery path
- `profiles\jimmy\scripts\send_telegram_digest.py` — reads the bot token and home channel from the
profile `.env` at runtime, redacts keys/tokens, chunks to Telegram's limit, posts via the Bot API,
prints `['ok']` per chunk.
- Digests are deliberately **snippet-free** (signatures + counts only): error lines can carry
credentials. Full evidence quotes stay on disk in the report.
- `trace_digest_sender.py` is the safety net: it sends any `proposals.md` / `trace-review.md` newer
than its `.last-delivered.json` marker, so a report cannot be written and then never delivered.
## Findings so far
2026-10-02, 7-day window: 39 sessions / 4,225 messages / **13 findings** — S3 user-correction 10
across 5 sessions; S1 `browser_exec` timeouts (5 sessions); S1 terminal 180 s timeouts (5); S4
self-correction 5; S1 ripgrep search failures (4); approval-gate `BLOCKED` (3); plus retry-loop,
`command not found` and path-not-found repeats.
Weekly review 2026-10-02 (`...trace-review\20261002T202641Z\proposals.md`): **5 proposals covering
6 findings, 7 findings dropped** as noise/low-trust.
| # | Proposal | State |
|---|----------|-------|
| P1 | Miner defect: S3 counted diagnostic questions ("why did X break?") as user corrections | **Applied** 2026-10-02 |
| P2 | `browser_exec` hangs to the 420 s batch deadline ignoring `timeout_s` (7× in one week) | Open — needs Tony |
| P3 | Shell `timeout N` cannot extend the terminal tool's 180 s default | Open — needs Tony |
| P4 | `search_files` can fail wholesale and still report `total_count: 0` | Open — needs Tony |
| P5 | `execute_code` kernel does not inherit the shell environment | Open — needs Tony |
| P6 | `agent-reach` references call `gh` / `mcporter`, neither installed here (exit 127) | Open — needs Tony |
## Lessons (generalizable)
- **Hermes delivers notices in the user role.** Tool timeouts, delegation results and gateway
envelopes arrive as `role=user`. Any signal computed over user messages must exclude them, or
`[Command timed out after 180s]` counts as a user correction.
- **Anchored regexes only match the start of a message.** `^\s*(…|again\b)` never caught "why did
telegram break again?"; mid-sentence recurrence complaints needed a separate unanchored pattern.
- **A signal's own precision is falsifiable.** P1 was applied only after checking the 12 matching
messages by hand (9 were questions, not corrections) — 44 markers → 40, all user-authored.
- **A long-running process goes stale across an update.** This session started 08:26:41 and the
update landed 08:45:11; every `from <module> import <name>` for a name the update added then
failed with "cannot import name", citing a file that does define it. Restart the session (and
the gateway) after an update — the update receipt's "mixed sys.modules" warning is the signal.
- **An agent job can write its report and still skip its own send step.** When delivery is native
that no longer matters; while it looked broken, delivery had to be a separate deterministic job.
## Open items
- P2–P6 awaiting accept/reject.
- Miner gap: "that is wrong" (no apostrophe) still misses `that'?s (wrong|not)`.

[ENV] After `hermes update`, restart long-running Hermes processes (session, gateway): a pre-update process keeps stale sys.modules, so `from <module> import <name-added-by-update>` fails as "cannot import name X from Y" citing a file that DOES define X. `cronjob action='run'` runs in the CALLING session's tree, not the gateway.

- Hermes v0.21.5+5794.g9a71d5a, main in sync with origin/main, clean tree
- one multiplexer (PID 24008) serving default, jimmy, leonard, verimail
- Web UI listening on 127.0.0.1:8787; tunnel up at https://lawyers-enabled-responses-camcorders.trycloudflare.com
- tasks: WebUI Running, Cloudflared Running, leonard Ready (retired by design, flag in place)
- postmortem report + instrument written, adversarially reviewed, corrections applied
Two small things left, both yours, neither urgent:
1. Elevated run of C:\Users\fight\AppData\Local\HermesHost\finish-rehome-elevated.ps1 — moves the tasks to \Hermes\, repoints their actions at HermesHost, drops the temporary VeriPath junction.
2. Close this window and launch `hermes` once — that republishes bin\hermes.exe (the only reason "CLI exposure failed" still prints).
Everything else is closed out.

Where it stands: the only thing in flight is that smoke-test command running in the background — it finishes on its own in ~20s and its tail end deletes the two superseded report dirs (172543Z, 172601Z) that I'd flagged as junk. Say the word if you want that aborted instead; otherwise it just tidies up.
On disk and done: republish-launcher.ps1 + the self-deleting Startup shim (auto-publishes bin\hermes.exe the first time nothing holds it). Not done: the elevated task re-home — the tasks still live at \VeriPath\ and resolve through the junction.
Tell me what you want next.

VeriPath naming — gone everywhere it was load-bearing:
- tasks now at \Hermes\ (Cloudflared_Tunnel Running, Hermes_WebUI Running, Hermes_Gateway_leonard Ready/retired) with actions pointing at C:\Users\fight\AppData\Local\HermesHost; `Get-ScheduledTask -TaskPath '\VeriPath\'` returns 0
- stale \Hermes_Gateway_jimmy unregistered; the temporary junction is gone
- inside the launchers I also fixed what the rename would have silently broken: the stray-kill regex $ProgRx (still matched VeriPath\regis-forward.py — would never have matched again), the orphan-launcher regex $LauncherRx in all three, and the single-instance mutex names (Global\HermesHost_<name>, verified the old mutexes released before restart)
- only intentional VeriPath strings remain: PATCH_MARKER = "VeriPath local patch" in regis-forward.py (it must match the marker text inside your hermes-webui server.py or the forwarder refuses to serve) and the historical record in finish-rehome-elevated.ps1, which now has a one-shot guard so re-running it says "already applied" instead of failing
Launcher publication — automated, no action needed from you:
- HermesHost\republish-launcher.ps1 waits for bin\hermes.exe to be writable, publishes, logs to diagnostics\republish-launcher.log, then deletes its own Startup shim. Smoke-tested (logged "still held" twice, correct while this session runs). It fires at next logon via Startup\Hermes_RepublishLauncher.cmd.

Two known residuals, both benign:
1. "CLI exposure failed: source launcher publication failed" still prints on CLI calls until bin\hermes.exe is republished — that happens automatically at your next logon via the self-deleting Startup shim (log: republish-launcher.log shows it correctly waiting while this session holds the file).
2. leonard's bot is served by the multiplexer now; its old standalone supervisor is intentionally off (HermesHost\leonard.disabled). If you ever want that topology back, delete that flag — but the new one-gateway model is what Hermes supports.
Untouched, since you never asked for them: the state.db WAL checkpoint, the three npm advisory groups, and `hermes setup` for empty API keys.

**assistant:** The bot works; its Telegram delivery didn't. Status:
- The miner ran correctly — 91 sessions / 10,689 messages, report on disk and attached to the job output. The failure was delivery only.
- Root cause narrowed: `cron.scheduler_delivery.load_gateway_config()` → `gateway.config_loader` → `from gateway.config import UNAUTHORIZED_DM_BEHAVIORS`. In a fresh process with the gateway's own interpreter and paths, that whole chain imports fine (verified: `load_gateway_config OK -> GatewayConfig`). So the code and the file are correct; the *running gateway process* was serving inconsistent module state.
- That matches what the update's own receipt already flagged and I quoted earlier: `gateway_restart.incomplete = true`, "Windows gateway relaunch after update was not verified alive", and the warning "Gateways may still be serving pre-update modules (mixed sys.modules)". I never acted on that warning; that's the miss.
- Action taken: killed the stale multiplexer (PID 24008) and started a clean one — PID 31160, Telegram connected for jimmy (13:15:23) and leonard (13:15:36), 2 platforms.
- I re-fired the miner job after the restart; its outcome (including delivery status) will land here shortly.
One more fragility found while doing this: the multiplexer was started by "direct spawn", and Hermes warns those can be killed by the launching shell's Windows Job Object (#91675) — the durable path is the Startup item, or a proper scheduled task (needs one elevated command). Worth closing out

**assistant:** Bot is delivering now. Summary of the fix:
Working, verified:
- Direct send path: `profiles/jimmy/scripts/send_telegram_digest.py` reads the bot token from the profile .env at runtime, redacts keys/tokens, chunks, posts via the Bot API — test message and a full digest both returned `ok` (you should have two messages).
- Daily miner job `6b57b2ed2847` → `deliver: local`; `trace_review_run.py` now runs the miner, builds a snippet-free digest (full report with evidence stays on disk), sends it, and prints it for the run record.
- Weekly review job `9fb3bd266e71` → `deliver: local`, prompt extended with a delivery step that calls the same sender (the gateway's native lane is bypassed).
- Both jobs re-fired just now for end-to-end verification; their run outcomes will land here.
Still broken, documented rather than papered over: native cron delivery in the gateway. Write-up: C:\Users\fight\AppData\Local\HermesHost\diagnostics\BUG-cron-delivery-gateway-config.md. It records the symptom, and a "what is NOT the cause" matrix from everything I checked — the name is defined unconditionally at gateway/config.py:165; the bytecode matches the source and contains the name; no shadowing copy exists on sys.path (only the repo and the two PM workspace copies, all correct); no circular import in any order; the durable launcher's env replicated in a fresh process returns a GatewayConfig; `pm doctor` clean, `venv_is_current` True; and it reproduces across three gateway processes launched two d

**assistant:** That message was the stale pre-workaround run (13:19:24, delivery to telegram). Current state, verified:
- Miner job `6b57b2ed2847`: latest run 13:27:53, `last_status: ok`, `deliver: local`, and its run record ends with `[sender: send_telegram_digest: 1 chunk(s) -> ['ok']]` — the cron path itself runs the miner, builds the digest and pushes it to your DM. That's the bot working end to end, not just my manual invocation.
- Weekly review job `9fb3bd266e71`: fired, still running (agent turn, `last_run` not yet recorded). Its outcome lands here.
So the delivery problem is contained: native gateway delivery is still broken (documented in BUG-cron-delivery-gateway-config.md with the full evidence matrix), but neither job depends on it any more.
One caveat worth knowing about the workaround: the digest you receive is deliberately snippet-free (signatures + counts only) because error lines can carry credentials; the full report with evidence quotes stays on disk at HermesHost\diagnostics\trace-review\<stamp>\. The sender redacts keys/tokens/opaque strings as a second layer.
Two open items, both awaiting your call: the temporary in-install diagnostic to actually nail the gateway bug, and filing it upstream.

**assistant:** Confirmed — that's the fired miner run: `Result: ok`, `Delivery target: local`, and the digest pushed through the sender (`['ok']`). The bot's full loop is now proven under cron, not just by hand: miner → compact digest → your DM, with the full report on disk.
Content of that first real 7-day digest, for the record: 13 findings — 10 user corrections across 5 sessions, browser_exec timeouts (5 sessions), terminal 180s timeouts (5), 5 assistant self-corrections, ripgrep search failures (4), approval-gate timeouts (3), plus one retry-loop and a few `command not found` / path-not-found repeats.
Still pending: the weekly review job (fired, running) — its digest and proposals land here, and it will send its own Telegram message.
Two open decisions from before are unchanged: the temporary in-install diagnostic to pin the gateway delivery bug, and filing it upstream.
One thing the miner surfaced that I can act on immediately if you want: the `Escape-drift detected: … '\\"' …` retry-loop is *my* repeated failure from today — I hit that same patch-tool quoting trap several times while editing your launchers. That's a concrete, recurring lesson worth encoding as a skill rule (use single backslashes for `\"` in patch payloads on this box) rather than leaving it to the weekly review. Say the word and I'll write it.

# Trace Lessons Review
Turn a trace-review finding set into PROPOSALS. The miner produces evidence; this pass decides what (if anything) the evidence
**assistant:** The pipeline is closed end to end, including the failure mode you'd want caught:
Weekly review job — completed, `Result: ok`, 284s. It produced 5 proposals covering 6 findings and dropped 7 as noise, with evidence citations and falsifiers, written to C:\Users\fight\AppData\Local\HermesHost\diagnostics\trace-review\20261002T202641Z\proposals.md (225 lines):
- P1 miner defect: my S3 `CORRECTION_RX` counts diagnostic questions ("why did telegram break again?") as user corrections — proposes dropping the `|why (is|are|can't|did)` clause
- P2 `browser_exec` hangs to the 420 s batch deadline ignoring `timeout_s` (7× in one week) → troubleshooting.md rule + upstream bug
- P3 shell `timeout N` cannot extend the terminal tool's 180 s default → troubleshooting.md rule
- P4 `search_files` can fail wholesale and still report `total_count: 0` → rule "total_count 0 WITH an error key means it did not run" + upstream bug
- P5 `execute_code`'s kernel does not inherit the shell env → secrets-and-credential-writing pitfall
- P6 agent-reach's references call `gh`/`mcporter`, neither installed here (exit 127) → standing rule in that skill
It also critiqued the instrument itself: S4 (self-correction) over-fires on diligence, and `already_covered` is crude token overlap. That's the loop working as intended.
One gap it exposed in itself: it never ran its own send step (budget), so the digest didn't reach you. I sent it manually, and then made delivery deterministic — new job `743bc93e1ff5` "Trac
## 20261002-204325 session 20261002_082642_504214
**user:** yes
**assistant:** P1 applied and verified.
Falsifier first (as the proposal asked): of the 12 `why …` user messages in 30 days, ~9 are plain diagnostic questions ("why cant I update hermes?", "Why is the 5090 not on the picker") — the clause was indeed over-counting. Dropped it.
Two of my own errors surfaced while applying it, both caught by a sanity matrix rather than assumed away:
- The proposal assumed the retained anchored `again\b` would still catch "why did telegram break again?" — it does not (it only matches messages *starting* with "again"). Added an unanchored `RECURRENCE_RX` for mid-sentence recurrence complaints; "the gateway died again" / "telegram stopped again" now match.
- Hermes delivers tool-timeout and delegation notices in the USER role, so `[Command timed out after 180s]` was counting as a user correction. Added `INJECTED_NOTICE_RX` to skip non-user-authored user-role messages from both the correction and repeated-request signals.
30-day window: 44 → 40 S3 markers, now all user-authored (32 real corrections + recurrence complaints, minus 12 false ones, minus injected notices). Sanity matrix: pure questions → not matched, real corrections → matched, injected notices → flagged and excluded.
Status recorded inline in proposals.md so next week's review won't re-propose it. Known gap left explicit there too: "that is wrong" without an apostrophe still misses `that'?s (wrong|not)`.
P2–P6 untouched — those edit your skills, so they're still yours to accept or reject.
## 20261002-204611 session 20261002_082642_504214
**user:** this all goes into the obsidian vault
**assistant:** In the vault, following its own rules — reusable failure mode to the wiki, owned work to a project status, both indexed:
- C:\Users\fight\Documents\Obsidian Vault\01_Wiki\hermes-cron-delivery-gateway-config.md — the failure mode: symptom, the checked "what it is NOT" matrix (file, bytecode, shadowing, circular import, environment, restarts), the Bot-API workaround, the revert path, and the open diagnostic.
- C:\Users\fight\Documents\Obsidian Vault\04_projects\trace-review-bot\status.md — the bot: miner, the three cron jobs with IDs/schedules/modes, delivery path, findings so far, the P1–P6 table with states, and the generalizable lessons (notices delivered in the user role; anchored-regex trap; falsifying a signal's own precision; never let an LLM job own delivery).
- index.md — two new rows (Projects + Knowledge), matching the existing escaping.
Verified: 13 wikilinks, none dangling; secret sweep clean (vault auto-pushes to Gitea, so that check matters). Left the commit to the vault's sync job as the convention says.
Two things I deliberately did not write into the vault: no bot token or env values, and no full paths into credential stores — the notes reference the script that reads them at runtime instead.

**user:** what else?
**assistant:** "All" is now three notes, and I found a live loose end while checking:
Filed since your last message
- 04_projects/hermes-host-stack/status.md — the host stack after the re-home, plus the actual answer to your opening question ("why can't I update Hermes"): three S4U tasks under `\VeriPath\` held the venv, `hermes update` aborted on that, and the fix was flag-off → clean teardown → update → now v0.21.5+5794.g9a71d5a. Also records the naming rule (VeriPath never runs a task; infra under HermesHost/`\Hermes\`).
- index.md row for it. Links verified, none dangling (17 index rows total).
Loose end found just now, not in my earlier list
- `hermes doctor` still reports `CLI exposure failed: source launcher publication failed`, and `hermes\bin\hermes.exe` is dated 2026-08-31 — the running image still holds it. My one-shot Startup shim hasn't fired: last interactive logon was today 08:08, before the shim existed. Impact is small — PATH resolves `hermes` to the venv shim first. It resolves at your next logon, or I can force it now by republishing while nothing holds the exe.
Still awaiting you
- P2–P6 from the weekly review (browser_exec 420 s hang, terminal 180 s cap, search_files false `total_count: 0`, execute_code env, agent-reach gh/mcporter) — those edit your skills, so I haven't touched them.
- Two install-touching actions: the one-line gateway diagnostic to actually pin the delivery bug, and filing it upstream.
- Verified live state for the host note: `\Hermes\` tasks Runni
## 20261002-211650 session 20261002_082642_504214
**user:** fix all
**assistant:** Done — all of it, and the headline is that my earlier diagnosis was wrong.
The real bug (found, proven, written up)
Not a gateway defect. This session started 08:26:41; the update landed 08:45:11. A process running *before* an update keeps pre-update module objects in `sys.modules`, so `from <module> import <name the update added>` fails with "cannot import name", citing a file that **does** define it — which is exactly why it read like a code defect. Both missing names came from today's update: `UNAUTHORIZED_DM_BEHAVIORS` (a6e934e0fd) and `tool_errors_since` (3e1bfb2935). The `execute_code` tool failing the same way in this same session confirmed it independently. Also: a *manual* cron fire executes in the calling session's process tree, not the gateway — so a stale session makes the gateway look broken. Proven by running the same job through the gateway: `status: ok`, `delivery_error: None`.
Fixes applied
- Native delivery restored: miner `6b57b2ed2847` and review `9fb3bd266e71` back on `telegram:5789896722` (both `last_status: ok`), Bot-API sender removed from the script, fallback sender job `743bc93e1ff5` paused.
- P1 miner fix (already done) plus P2–P6: hermes-agent `references/troubleshooting.md` gained the stale-module section, the tool-timeout rule (`timeout N` in the shell does not raise the tool's 180s cap — I hit that twice today), the `search_files` `total_count: 0` + `error` rule, and the import-diagnostic recipe; `secrets-and-credential-writing` gained the exe

For the record, that run's digest also shows the P1 miner fix working: S3 is now `w=7 sessions=4` (snippet-free), down from the inflated 10/5 before the false-positive clause was dropped.
Current state is the verified one: miner and review jobs on native Telegram delivery (both `last_status: ok`), gateway pid 8176 with Telegram connected, fallback sender paused. Two later fires (`deleg_159dfc9f` and the `hermes cron run` triggers) may still land as stale notifications; they're superseded by the same conclusion.

**assistant:** Added: `terminal` rejects shell `&` backgrounding — use the tool's `background=true` instead. That was my own repeated error from today, caught by the miner, now a rule in the hermes-agent troubleshooting reference alongside the timeout and stale-module entries.
Both stale notifications are the pre-fix 13:56/13:59 runs; the live state is unchanged from my last report — native delivery verified `ok`, gateway 8176 with Telegram connected, sender job paused. Nothing further to act on here.

Everything from "fix all" is closed out and verified; the only open items are the ones needing you: a session restart to clear this stale process, and the launcher republish at your next logon.

**user:** whats this: PS C:\Users\fight\Desktop> hermes gateway restart
CLI exposure failed: source launcher publication failed
Profile 'jimmy' restart was not confirmed: host operation is still pending.
PS C:\Users\fight\Desktop>
**assistant:** Both lines are benign, and the restart did work. Evidence:
`✓ Gateway is running via the default-profile multiplexer — PID 8176`. One gateway process, owning all four Telegram sockets (149.154.166.110:443). No duplicate, no stuck pending-op markers on disk.
1. `CLI exposure failed: source launcher publication failed` — the launcher republish, unrelated to the gateway. It fails because a running process still holds `bin\hermes.exe` (this session, pid 13980). It's cosmetic here: your PATH resolves `hermes` to the venv shim first, so commands still run the current code. It clears on your next logon via the queued one-shot shim, or as soon as every Hermes process holding that file exits.
2. `Profile 'jimmy' restart was not confirmed: host operation is still pending.` — a confirmation timeout, not a failure. `hermes gateway restart` hands the request to the host gateway and waits; your CLI stopped waiting before the host finished. The gateway log shows it did complete: `[Telegram] Disconnected from Telegram` at 14:45:20 tagged `(profile: jimmy)`, then `Connected to Telegram (polling mode)` at 14:45:53. Because the host is multiplexed, the restart cycled the profile's platform adapters in-process — the PID doesn't change, which is why it looks like nothing happened.
Two things worth knowing while you're here: the log shows Telegram had repeated `polling restarted after network error` events at 14:41–14:44, i.e. real connectivity flapping before your restart — worth watching if

**user:** ok so we are good now?
**assistant:** Yes — for everything I can verify, and here's the current read rather than a summary of earlier work:
Verified just now
- Gateway: one process (pid 8176), 4 established Telegram sockets, polling recovered 15:36:29 (generation 16)
- Trace bot: miner + review on native `telegram:5789896722`, both `last_status: ok`; fallback sender paused
- Grok OAuth: both pooled credentials HTTP 200, `hermes auth status xai-oauth` = logged in, and both Grok paths return `OK` live (`xai-oauth` + grok-4.20…, and `opencode-go` + grok-4.6)
- P1–P6 applied, vault notes + index current, memory updated, WAL folded back (16MB + 64MB → 0)
Not good yet — two caveats
1. Telegram is flapping: `api.telegram.org` fails intermittently (`ConnectError`), then recovers through the sticky IPv4 path 149.154.166.110 — it self-heals, but expect occasional delivery delay. That's your network/DNS dual-stack path, not Hermes config.
2. This CLI session is stale (started before the 08:45 update), so `execute_code` and anything else the update touched will keep throwing "cannot import name" — and it's the process holding `bin\hermes.exe`, blocking the launcher republish. Exit and relaunch the CLI and both clear at once; the queued Startup shim also republishes at your next logon.
Still open, and only you can close it: you said Grok OAuth was broken, but I couldn't reproduce a failure on any Grok path from the CLI. If you're still hitting it, tell me where (desktop app, Telegram, Grok Bot, default profile) and the exa

**user:** is the nous research model list available?
**assistant:** Yes — it's live and I pulled it.
`GET https://inference-api.nousresearch.com/v1/models` with your `nous-key` returns **425 models across 52 vendors**. Full list saved to C:\Users\fight\AppData\Local\HermesHost\diagnostics\nous-models-live.txt
Shape of it:
- Vendors: openai 107, qwen 53, google 34, anthropic 29, mistralai 26, z-ai 20, deepseek 17, moonshotai 9, x-ai 7, bytedance-seed/inclusionai/minimax 6 each, plus 40 smaller ones
- Grok: `x-ai/grok-4.20`, `4.3`, `4.5`, `4.6`, `4.7`, `grok-build-0.1`, and the alias `~x-ai/grok-latest`
- Luna line: `openai/gpt-5.6-luna`, `gpt-5.6-luna-pro`, `gpt-6-luna`, `gpt-6-luna-pro`, alias `~openai/gpt-luna-latest`
- Free tier: 7 models — `meituan/longcat-2.0:free`, `longcat-2.5-preview:free`, `stepfun/step-3.7-flash:free`, `poolside/laguna-s-2.1:free`, `laguna-xs-2.1:free`, `inclusionai/ling-3.0-flash-fin:free`, `ling-3.0-flash-sante:free`
- Also a `~`-prefixed alias set (`~google/gemini-pro-latest`, `~moonshotai/kimi-latest`, `~z-ai/glm-latest`, …)
The catch: your `nous-key` provider has `discover_models: false` and a hardcoded list of **24**, so 401 served models aren't selectable in Hermes. All 24 you have configured are still served (0 stale) — the list is just narrow.
Two options, your call: flip `discover_models: true` on `nous-key` so Hermes reads the live catalog (one config change, applies to jimmy/leonard/verimail), or I extend the hardcoded list with a specific subset you name — the Luna line, all x-ai, or everything. I ha

TODAY — 2026-10-02 (all items executed and verified in-session)
1. Hermes update — unblocked and applied
Was aborting on "another Hermes process is using this installation". Root cause: three S4U scheduled tasks under \VeriPath\ (created 2026-09-26) holding the venv, unreadable to a non-elevated scan. Fixed via flag-off → clean teardown → `hermes update -y`. Re-homed the stack: VeriPath → HermesHost, tasks → \Hermes\, junction dropped, stale Hermes_Gateway_jimmy unregistered. Now v0.21.5+5794.g9a71d5a (upstream 9a71d5a8). Postmortem instrument + report written and adversarially reviewed (5 citations + 1 causal claim corrected in that pass).
2. Trace-review bot — built and delivering
Deterministic miner (5 signals, every finding carries evidence + a falsifier; first pass 91 sessions / 10,729 messages), weekly lesson review using the trace-lessons-review skill, and three cron jobs: miner daily 07:30, review Sundays 08:00, fallback sender (paused). Native Telegram delivery verified: last_status ok, delivery_error None.
3. The big mystery — solved, and my first answer was wrong
"cannot import name UNAUTHORIZED_DM_BEHAVIORS from gateway.config" was NOT a gateway defect. This CLI session started 08:26:41; the update landed 08:45:11. A pre-update pr

**user:** just deliver it to the desktop
**assistant:** Delivered: **C:\Users\fight\Desktop\2026-10-02-hermes-day-summary.md** (8.9 KB, 10 sections + open items).
Two things that changed while writing it, both now in the file:
- `discover_models: true` is now genuinely applied — my earlier batch never executed, so it was still `False` everywhere. Re-ran it: 6/6 verified `True` (nous-key + oc-go × jimmy/leonard/verimail).
- Proof it works for Nous: `x-ai/grok-4.7` — one of the 401 previously hidden models — ran end to end and returned `OK`.
- But oc-go has a real catch: its 14 hidden models are *listed* and *reachable*, yet `grok-4.7` and `gpt-6-luna` both fail with `HTTP 400: Model does not support this protocol` under the provider's `transport: chat_completions`. So "all 36" isn't usable yet — those need a per-model transport decision (likely the Responses API). The 22 pinned models remain the working set, and that's flagged as open item 2.
The summary also states plainly that my first diagnosis of the import error blamed the gateway and was wrong.

**user:** routeapi as well?
**assistant:** Yes — done, and routeapi is the biggest gain of the three.
- **RouteAPI live catalog: 66 models vs the 4 pinned** (`deepseek-v4-flash`, `-0731`, `deepseek-v4-pro`, `-0813`). Hidden ones include `claude-sonnet-5`, `claude-opus-5-5`, `gemini-3.5-flash`, `gemini-3.1-pro-preview`, `gpt-5.5`, `gpt-6-luna`, `kimi-k3`, `qwen3.8-max`, `MiniMax-M3`, `glm-5.3-flashx`, plus image/video models (`gpt-image-2`, `seedance-2.5`, `chirp-v6`).
- `discover_models: true` applied and verified for `routeapi` in **jimmy + leonard**. verimail has no routeapi provider block, so nothing to change there — flagging that rather than adding one unasked.
- Verified end to end with models that were hidden before: `claude-sonnet-5` → `OK`, `gemini-3.5-flash` → `OK`. No protocol errors, unlike oc-go.
Running totals now: nous-key 425, oc-go 36, routeapi 66 — all three discovering live. Desktop summary updated in §9 to match.
The one provider with a real catch remains oc-go: its hidden models list and connect but reject `chat_completions` with `HTTP 400: Model does not support this protocol` (grok-4.7, gpt-6-luna). Want me to look at whether those need the Responses API transport and wire it per-model?

**assistant:** Wired as far as it can be without patching Hermes source — and the answer turned out to be "use the built-in provider", not "add a transport per model".
What's actually going on:
The zen/go endpoint serves models on two wire formats. `grok-*`, `gpt-*`, `muse-spark*` are **Responses-API-only** — `chat/completions` returns `HTTP 400 ModelProtocolUnsupported`. `mimo-*`, `deepseek-*`, `glm-*`, `kimi-*`, `qwen*` are fine on chat/completions. (Probed directly: `grok-4.6`, `grok-4.7`, `gpt-6-luna` → 200 on `/responses`, 400 on `/chat/completions`; `mimo-v2.6-pro` the reverse.)
Hermes already solves this **per model** — `opencode_model_api_mode` maps `gpt-`/`grok-`/`muse-spark` → `codex_responses`, `minimax-`/`qwen` → `anthropic_messages`, everything else → `chat_completions`. But your custom `oc-go` never reaches that code: it resolves through a **credential-pool path** (`source: pool:custom:opencode-go-(26)`) that returns `api_mode: chat_completions` and skips the OpenCode-family re-derivation. I unset `transport` on all three profiles and re-tested — still 400, because that path doesn't consult it. That's why per-model wiring on `oc-go` can't work without a source fix.
So the wiring that does work is the one you already have: the **built-in `opencode-go` provider**, which resolves each family correctly. Verified through it: `grok-4.6` ✅, `grok-4.7` ✅, `mimo-v2.6-pro` ✅, `qwen3.8-max` ✅, `minimax-m3` ✅, `deepseek-v4-pro` ✅. And it's already your default (`model.provider: openco
