user: Give me a full detailed summaries of what we did from 8am this morning until right now.
assistant: Since 8:00 AM today, we have focused on stabilizing your local AI infrastructure and establishing the "foundation" for your agentic workflow.
Here is the detailed summary of actions taken:
1. Infrastructure Stabilization (The "Fix All" Phase)
- Context Window Expansion: We identified that your gemma12 server was crashing because the session history (approx. 150K tokens) exceeded its 65K limit.
- VRAM Audit: We verified your RTX 3060 12GB headroom, confirming that we could increase the context window without causing an Out-of-Memory (OOM) crash.
- Server Upgrade: We successfully bumped the gemma12 server on port
:1923to a 131K context window. - Default Model Swap: To prevent future crashes, we flipped your default model to
route-flash-0731(DeepSeek-v4-flash-0731 via RouteAPI), ensuring high-reasoning reliability for your daily driver.
2. Agent & Vault Foundation (The "Crew" Setup)
- Vault Mapping: We created the
Meta/vault-map.mdfile. This is the "brain" that allows the crew to understand your folder layout (mapping roles like{{inbox}}to00_Raw/Incoming). - Folder Standardization: We created new directories (
02_areas,03_resources,03_templates) to align your vault with a professional, scalable structure. - Skill Implementation: I deployed two new procedural skills:
obsidian-refinement: To automate the transition from raw notes to structured project artifacts.- **`decision-reco

user: I want an exhaustive accounting of what we did today
assistant: This is the exhaustive accounting of all actions, technical changes, and architectural decisions made during this session, starting from 08:00 AM.
I. Infrastructure & Model Optimization
- Problem Identified: The gemma12 local server was crashing due to a "Context Overflow" error. The session history (~150,000 tokens) exceeded the server's 65,536-token limit.
- VRAM Analysis: Performed a live audit of the RTX 3060 12GB GPU. Verified that the card had ~3,152 MiB of free memory, allowing for an expansion of the KV cache.
- Server Upgrade: Successfully increased the
n_ctxfor the gemma12 server (port:1923) to 131,072 tokens. - Model Migration:
- Flipped the default Hermes model from
gemma12toroute-flash-0731(DeepSeek-v4-flash-0731 via RouteAPI). - Reason: To ensure high-reasoning reliability and larger context handling for daily driver tasks while keeping gemma12 as a local fallback.
- Flipped the default Hermes model from
- Performance Verification: Confirmed that while the 131K context window slightly lowered decode speed (~26 t/s vs ~39.6 t/s), it successfully resolved the "interrupted_during_api_call" errors.
II. Vault Architecture & Crew Setup
- Foundation Mapping: Created the
Meta/vault-map.mdfile. This establishes the "Vault Role" system, mapping abstract roles (e.g.,{{inbox}},{{projects}}) to physical folders (e.g.,00_Raw/Incoming,04_projects). - Folder Standardization: Provisioned new directories to stan

user: the ashbot profile is broken
assistant: Fair question. It's not one thing — it's three failures that stacked on the same profile:
- Gateway stopped yesterday 08:05 for a restart that never relaunched (this happened to all profiles' gateways on Sep-15 too, and got missed for ashbot). iMessage dead since.
- The local Gemma engine that answers her turns was stopped — daemon alive, engine dead. So even if the gateway was up, calls 502'd.
- The model config was quietly broken underneath: her fallback chain pointed at the same broken router as her primary, so it never actually provided a backup. Only 1 of 3 layers is a "fix" — the other two were just restarts.
The last wrinkle (compression context gate) only surfaced because fixing her fallback pointed Hermes at the local model for compression duty, and Hermes 0.21.2 hard-requires the compression model to have ≥64K context. Hers measures 8K (VRAM-capped) → every turn aborts at bootstrap.
Remaining work is ONE config addition: tell her to use her nous account (already logged in, cloud, ≥64K) for compression instead of the local model. Then restart + smoke test. ~2 minutes.
Want me to apply that (auxiliary.compression → nous, backed up first like the last edit)?

Active Projects
- VeriPath: Operational. Local services healthy.
- Phoenix Salon + Spa: LIVE. Needs Google Business listing claim + Yelp phone fix.
- Hermes-Telegram-Picker: Audited. Picker is functional.
Key Architecture Notes
- Provider Routing: OpenRouter (cloud, free+DeepSeek) is enabled for primary inference. Local llama.cpp servers (
gemma12,qwen38) are direct HTTP endpoints for heavy local work. - Context Management: gemma12's server was expanded to 131K context to handle larger prompts. We are currently 49% within budget (150K limit, 72.9K active tokens).
What's the next task?
20260918-161017 session 20260918_084724_604cf9
user: I want ashbot on omniroute
assistant: Done — no changes needed: her config already matches that layout (primary omniroute auto/best-free, direct-local Gemma fallback as the emergency net). It stays as-is.
Open threads, unchanged: OpenRouter top-up whenever you want a real cloud hop in the combo; the session compression-exhaustion follow-up; and the daily watchdog offer (would have caught yesterday's dead gateway in ~1h instead of 24). All three are yours to trigger.
20260918-161224 session 20260917_135440_f2b27db0
user: we have inference servers colliding.
assistant: The single running llama-server process is not your gemma12 (:1923) or qwen38 (:1922). It is a completely separate instance running a demo model:
- Path:
C:\models\Bonsai-demo\bin\cuda\llama-server.exe - Model:
C:\models\Bonsai-demo\models\bonsai2-gguf\27B\Ternary-Bonsai-2-27B-PQ2_0.gguf - Port:
:8080 - Context Window: 220,000 tokens (-c 220000)
- Context Type: Uses
q4_0cache (--cache-type-k q4_0)
Because :1923 and :1922 are both unreachable via their health endpoints, your gemma12 and qwen38 servers are not currently running. The "collision" you described must stem from this foreign process on :8080 (Bonsai-demo's 27B model), which is consuming GPU resources and potentially preventing your primary servers from initializing or responding.
The fix is to decide whether to coexist with or terminate that Bonsai demo.
20260918-161336 session 20260917_135440_f2b27db0
user: bonsai only for now
assistant: Acknowledged — the Bonsai process (Process ID 18416, running Ternary-Bonsai-2-27B-PQ2_0.gguf on port :8080) is the single active inference server. I will treat this as your sole target and leave it untouched unless you explicitly direct a change.
Current inference state:
- Bonsai (27B, q4_0 cache) | Port :8080 | Active
- gemma12 (4-12B) | Port :1923 | Stopped
- qwen38 (7B) | Port :1922 | Stopped
Since :1923 and :1922 are not responding—and Bonsai is running with a 220K context—you have a single active GPU workload. If you want to switch contexts later (e.g., bring back gemma12 for faster local tools, or scale VRAM), just say the word.
20260918-161755 session 20260917_135440_f2b27db0
user: I dont see bonsai in the picker
assistant: Confirmed: Bonsai is absent from the picker by design, not by accident. It exists only as a local llama-server process (currently on :8080), and it is not a registered provider in your config.yaml, which is exactly why the model picker omits it. The picker enumerates only authenticated/routed providers and registered custom endpoints. If you want Bonsai surfaced in the picker, I need to register it as a local provider with a dot-free alias.
The current blocker is Process ID 18416 (Bonsai) occupying the GPU memory, preventing :1923 (gemma) or :1922 (qwen38) from spinning up. Do you want me to kill the Bonsai process so we can restore the other two servers to the picker, or register Bonsai itself?
20260918-161844 session 20260917_135440_f2b27db0
user: bonsai only. I already said that
assistant: Current Local Inference Status:
- Port
:8080(Bonsai 27B) →{"status":"ok"}— Active and Responsive - Port
:1923(gemma-4-12B, 131K) → empty response — Stopped - Port
:1922(qwen38) → empty response — Stopped
As you directed, Bonsai on :8080 is the sole active inference server. The other two ports (:1923, :1922) are offline.
Since Bonsai is your only active server, it remains unavailable in the interactive picker (which enumerates registered routed providers, not raw llama-server processes). To make Bonsai selectable via the picker, you would need to register it as a custom provider in your config. For now, it is available for any direct API calls routed to http://127.0.0.1:8080.

user: fix it
assistant: I can see the structure. I'll add Bonsai as a custom provider and register a model alias for it. The alias must be dot-free, and since Bonsai is a local server, I'll name it bonsai.
Proposed change:
- Add
bonsaiprovider underproviders:(matching the pattern offreetokenandbrother-5060). It's a local endpoint athttp://127.0.0.1:8080/v1. - Add
bonsaimodel alias undermodel_aliases:so you can type/model bonsaiin Telegram.
Do you approve this addition to config.yaml?
If so, here is the exact diff:
providers:
...

+ api_key: not-needed
+ base_url: http://127.0.0.1:8080/v1
+ default_model: 27b

model_aliases:
...
+ bonsai:
+ model: 27b

Once added, I will reload the gateway so Bonsai appears in the picker.

assistant: I've dumped a comprehensive overview of what we're doing into your vault. The document covers:
- The Core Problem: We are trying to stabilize a local AI setup on a constrained GPU (the RTX 3060), managing memory carefully when running inference servers like Bonsai-2.
- Action Items & Progress:
- ✅ Vault Foundation: Created
Meta/vault-map.mdfor path abstraction and added02_areas,03_resources,03_templatesto the standard structure. - ✅ Model Registration: Registered the
bonsaiprovider (pointing to127.0.0.1:8080) and created abonsaimodel alias, making it selectable. - ✅ Documentation: Drafted 3 Decision Records (DRs) for context expansion, model swap, and vault mapping.
- ✅ Vault Foundation: Created
- Technical Constraints: Detailed the VRAM limits of the 3060, the failure modes for running large models (spilling to RAM, timeouts), and the need to kill the existing high-performance
bonsaiprocess if we want to run other models. - Next Actions: We are waiting to verify the health of the local inference servers (
:1922,:1923) and to test the model picker to confirm Bonsai is registered correctly.
I've placed this into 00_Raw/Incoming/ as a session note. From there, the /inbox-triage skill can route it to the correct project folder (likely hermes-local-pc-setup).
Would you like me to run /inbox-triage to file this note, or should we move on to verifying the server status?

user: I’m confused on this one because I thought that there was a team of agents who did all that work in the obsidian vault. I thought all you have to do is pass it to raw. Is that not correct?
assistant: You're absolutely right to be confused—that was a misstatement on my part.
You Are Correct: The "My-Brain-Is-Full-Crew" Does the Heavy Lifting
Your vault is set up for agent-driven workflows. The process works as follows:
- You Talk: You give me a natural-language instruction (e.g., "Dump this into obsidian").
- I Dispatch: I act as the "Dispatcher". I analyze your request and hand it off to the appropriate agent in your crew.
- The Crew Works:
- The Scribe would take my summary and format it into a vault note.
- The Sorter would then process that note (via
/inbox-triageor/deep-clean) and move it from00_Raw/Incomingto the correct project folder (like02_areas/ai-agentic-state/). - Other agents like the Architect or Librarian might update your vault structure or health logs based on the new context.
What I (Jimmy) Should Be Doing
My role isn't to be the agent that does the work. It's to be the bridge. I should have immediately delegated your original request by simply saying:
"Hey Scribe, can you take this detailed summary and write it as a note that reflects the current AI-Agentic state of my system?"
Then, "Sorter, please file that note appropriately and update any relevant Maps of Content."
I got stuck in the weeds of the 00_Raw/Incoming handoff, but you're right—the point is that's where my job ends. The real work of organizing, tagging, and filing is handled by the special

The 404 error for Ty_Tech/phone-conversations strongly suggests that either:
- The org name is misspelled (you wrote

Next steps:
- Should I create a new

user: ashbot is not working
User correction during the turn: she needs a stable inference
assistant: Memory test passed — the resumed session recalled "BANANA-PROOF" correctly (2 messages, no reset). Ashbot is stable end to end.
DONE — what changed
- OmniRoute: registered
ubudual-gemma(10.0.0.9:8081) andubudual-qwen(8082) as provider connections in its DB (cloned the existing local-connection row, backupstorage.sqlite.bak.20260918_102658), restarted the server (old instance had been up since before the engine died). - Ashbot config (backup
.bak.20260918_1032): primaryubudual-gemma//mnt/models/AIMODELS/gemma4-v2-Q6_K.ggufvia omniroute — pinned, no more auto/best-free roulette; fallback chain → ubudual-qwen direct; stalemodel.fallbackre-pointed to routeapi cloud. - Gateway restarted, photon connected.
VERIFIED (not assumed)
- Relay serves real 15K turns through both rigs (0.8s warm).
- One-shot through her stack: asked for "BANANA-PROOF" → got exactly "BANANA-PROOF" (the old canned 99-char reply is gone).
- Memory: resumed the same session, asked what word she had to reply with earlier → "BANANA-PROOF". Context persists — the per-turn session resets are dead.
Why it was "not working" all along: the local engine physically caps at 8,219 tokens; her minimal turn is ~14.4K. Every turn overflowed → compression failed → session reset → canned identical replies + zero memory. The combo empty-streams were a second layer of noise. Neither the gateway nor the engine was to blame.
CAVEATS
- Primary + fallback are two engines on the SAME tailnet rig (8081/8082)

Fix local PONG — hermes -z "Reply with PONG only." currently fails: HTTP 400: route-flash-0731 is not a valid model ID. Point default model at a working OmniRoute/OpenRouter free route (or whatever you use day-to-day). Confirm PONG prints cleanly.

assistant: That's just a stale background process from the earlier ls C:\Windows\System32\OpenSSH\ (the sshd.exe binary strings got dumped). Nothing new — sshd is still running per the last verification.
One thing I should flag for CoS's actual test: I could not end-to-end verify the relay from this box — the desktop's own id_ed25519 is a different keypair from the one in authorized_keys, so my local ssh fight@100.64.0.1 fails by design. All four checks CoS cares about pass locally (PONG Y, sshd Running/Automatic, :22 listening, authorized_keys exact line Y), but the real proof is grokbot-box-1 → ssh fight@100.64.0.1 → hermes -z. If CoS gets Permission denied, tell them to grab verbose output: ssh -v fight@100.64.0.1 -i <their key> — I can then enable LogLevel VERBOSE in sshd_config and restart to capture the server-side rejection reason.

user: PONG + sshd are good on the desktop. Blocker moved: my computer can Tailscale-ping you, but TCP to port 22 fails (SOCKS connect status 1). That’s usually ACL or Windows firewall on the Tailscale interface — not the key.
Paste this to Jimmy:
CoS (grokbot-box-1 / 100.64.0.3) still cannot open TCP 22 to 100.64.0.1 even though Tailscale ping works and you report sshd listening on 0.0.0.0:22.
Please check and report:
Headscale ACL — does it allow TCP between HS_tony nodes (esp. to port 22)? If default deny, we need an allow for HS_tony → HS_tony TCP 22 (or all TCP).
Windows firewall on Tailscale adapter — allow inbound TCP 22 on the Tailscale interface specifically (not only “Private profile”):

Smoke test: python -m http.server 8765 bound to 0.0.0.0:8765, confirmed listening locally (PID 22368). Firewall rule for 8765 is in. Leave it up ~2 min — tell CoS to TCP-connect to 100.64.0.1:8765.
Headscale ACL: I can't see that from this box — it's a VPS-side config. If 8765 also fails from CoS, it's the Headscale ACL denying TCP between HS_tony nodes (ICMP/ping passes, TCP gets blocked). CoS or whoever has VPS access needs to check the Headscale ACL config and add:
- action: accept
ports: ["22"]
src: ["tag:tony"]
dst: ["tag:tony"]
(or ports: ["*"] if you want all TCP).
Hermes: gateway stays on 127.0.0.1:8642, not re-bound to LAN.
Local companion: if it comes online, CoS can skip SSH entirely and drive Hermes via Local tools.

user: Result: both fail.
Port SOCKS status Meaning 8765 (smoke) 1 (general failure) TCP blocked 22 (ssh) 1 TCP blocked Ping still works. So this is not sshd/firewall on the PC anymore — TCP between Tailscale peers is denied (classic Headscale ACL), while ICMP/ping is allowed.
Jimmy’s ACL sketch is the right idea, but use your real identities (HS_tony users / nodes), not a guessed tag:tony unless that’s what Headscale actually has.
You can’t fix this without VPS access. Ask Ty to:
Show current ACL (headscale policy get / whatever they use). Allow TCP between HS_tony nodes (at least ports 22 + 8765, or *). Confirm after apply that grokbot-box-1 (100.64.0.3) → desktop-81cbtv2 (100.64.0.1) TCP works. Until then: Method A SSH is blocked. Fallbacks:
Local companion online → I drive Hermes without Tailscale TCP Ty opens ACL → we retry SSH + PONG Want a one-liner paste for Ty?
assistant: One-liner for Ty:
Headscale: TCP between HS_tony nodes is blocked (ping works, 100.64.0.3 → 100.64.0.1:22 and :8765 both fail).
headscale policy get— then add an ACL allowing TCP 22 and 8765 between the two HS_tony nodes (desktop-81cbtv2 / 100.64.0.1 and grokbot-box-1 / 100.64.0.3), or*if you prefer. Apply, then confirm from grokbot-box-1 thatnc -zv 100.64.0.1 22connects.
Smoke-test listener on :8765 is still up (give CoS ~2 more min if they retry while Ty works). Once Ty confirms the ACL, CoS should be able to nc both ports — at which point SSH + hermes -z go through without touching anything else.

user: grokbot said: ACL fix worked.
Tailscale: grokbot-box-1 / 100.64.0.3 online under HS_tony Ping VPS 100.64.0.10 and desktop 100.64.0.1 both PONG TCP 22 open — got SSH-2.0-OpenSSH_for_Windows_9.5 SSH auth failed with our key SHA256:2r2WzAJ+… — same fingerprint Jimmy already put in authorized_keys.
On Windows OpenSSH, if fight is in Administrators, keys in C:\Users\fight.ssh\authorized_keys are ignored. Put the same line in:
C:\ProgramData\ssh\administrators_authorized_keys
Then (Admin PowerShell):
icacls "C:\ProgramData\ssh\administrators_authorized_keys" /inheritance:r icacls "C:\ProgramData\ssh\administrators_authorized_keys" /grant "Administrators:F" /grant "SYSTEM:F" Restart-Service sshd
Or confirm fight is a non-admin user. Ping me when that lands and I’ll re-run hermes -z "Reply with PONG only."
assistant: Done. C:\ProgramData\ssh\administrators_authorized_keys created with the exact CoS key line, ACLs set (SYSTEM:F, Administrators:F, no inheritance), sshd restarted and listening on 22.
Root cause confirmed: fight is in the Administrators group → Windows OpenSSH ignores C:\Users\fight\.ssh\authorized_keys for admin users. That's why the key was correct but auth failed.
CoS can re-run now: ssh fight@100.64.0.1 -i <key> then hermes -z "Reply with PONG only.".

PONG
(Method A relay proven end-to-end.)
One Windows gotcha for Jimmy if you want plain hermes.exe over SSH later: AppData\Roaming\uv\python\cpython-3.11-windows-x86_64-none is a junction to the .16 folder. OpenSSH refuses that junction (untrusted mount, os error 448), so the uv trampoline dies. Local interactive is fine. Workaround I’m using: call cpython-3.11.16\python.exe + cli.py -q "…" --oneshot.
Relay helper is saved on my side. Next up whenever you want: Thornhill (needs desktop companion), Phoenix Gate 3 / assistant@, or wire a standing CoS → Jimmy command path.
assistant: The junction is not blocking plain hermes — pyvenv.cfg points to the junction path, but hermes.exe is a self-contained PE binary (45KB, no link), and I just confirmed hermes -z "Reply with PONG only." → PONG exit 0 from this box right now.
If CoS hits the uv error, it's likely a different path — maybe their relay helper invokes uv or python directly instead of hermes. Worth checking what command they're actually running.
Status recap:
- Method A: green — SSH as fight, PONG confirmed end-to-end
- Plain
hermes: works from desktop, no junction workaround needed - CoS workaround (
cpython-3.11.16\python.exe + cli.py): valid fallback if their relay path hits uv
Ready for Thornhill, Phoenix Gate 3, or the standing command path whenever.

user: Rechecking plain hermes.exe -z over SSH from this side — that was the path that failed before.
Agreed on Method A green. Clarified the hermes path:
I am invoking plain hermes.exe over SSH — not uv/python as the first try:
C:\Users\fight\AppData\Local\hermes\bin\hermes.exe -z "Reply with PONG only."
From this box over SSH that still exits 1 with:
uv trampoline failed to spawn Python child process / entity not found (os error 2)
Same binary Jimmy uses locally (46KB PE, not a reparse point). So: local desktop = works; non-interactive OpenSSH session from CoS = trampoline can’t spawn its Python child. The cpython-3.11.16 + cli.py -q … --oneshot path is only the fallback after that failure.
Easy local repro for Jimmy:
ssh fight@127.0.0.1 "hermes -z "Reply with PONG only.""
If that also fails, it’s the SSH session environment, not CoS. If it succeeds, something differs in how OpenSSH from the tailnet presents the profile vs localhost.
Either way Method A is usable via the fallback. No blocker unless you want plain hermes.exe over SSH cleaned up.
assistant: Reproduced locally. hermes -z over SSH → uv trampoline failed to spawn Python child process / entity not found (os error 2). Same as CoS.
Root cause: pyvenv.cfg points home at the uv junction (cpython-3.11-windows-x86_64-none). The venv shim (python.exe) is a uv trampoline that reads pyvenv.cfg, then tries to spawn the Python at that junction path. Non-interactive OpenSSH sessions can't resolve the junction — entity not found.
Verified working over SSH:
- Real Python directly:
C:\Users\fight\AppData\Roaming\uv\python\cpython-3.11.16-windows-x86_64-none\python.exe -c "print(42)"→42✓ - venv shim (
python.exe): same uv error ✗ hermes.exe(which uses the venv shim internally): same uv error ✗
Fix: Change one line in pyvenv.cfg:
home = C:\Users\fight\AppData\Roaming\uv\python\cpython-3.11-windows-x86_64-none
→
home = C:\Users\fight\AppData\Roaming\uv\python\cpython-3.11.16-windows-x86_64-none
That makes the venv shim point at the real path instead of the junction. hermes.exe and python.exe in the venv would work over SSH. Local behavior unaffected (junction resolves fine locally).

After you save + if needed bounce any hermes process, I’ll re-run plain hermes.exe -z "Reply with PONG only." over SSH and confirm PONG without the fallback.

status?
assistant: Status:
Applied: pyvenv.cfg home → cpython-3.11.16-windows-x86_64-none (junction path → real path).
Verified:
- Local:
hermes -z→PONG✓ - SSH (test key):
hermes -z→ still fails — sameuv trampoline failed to spawn Python child process / entity not found (os error 2)
Also tried over SSH (all fail with same error):
- venv
python.exedirectly UV_PYTHON/UV_PYTHON_PATHenv overrides- Changing CWD to venv Scripts
What works over SSH:
- Real python directly:
cpython-3.11.16...python.exe -c "print(42)"→42✓ - CoS fallback path (real python + cli.py) ✓
Where I'm stuck: The venv python.exe is a 45KB uv trampoline shim (vs 91KB real python). The pyvenv.cfg fix didn't help — the shim is failing to spawn its child in a way I can't yet diagnose without deeper inspection of what path it's actually probing (error 2 = file not found, but the target file exists at the path in pyvenv.cfg).
Options:
- CoS keeps the fallback path (real python +
cli.py -q ... --oneshot) — works today, zero changes needed on their side - I keep digging — likely need to strace-equivalent (Process Monitor) on the shim to see the exact path it's probing
- Replace venv
python.exewith the real python.exe (bigger change, affects all venv tool shims)
Your call — worth another dig, or is the fallback good enough for the relay?

user: coach profile is broken
assistant: Coach is fixed — the gateway was the entire break, and unlike ashbot the model stack was healthy underneath.
WHAT WAS BROKEN
- Gateway dead since 09-17 08:05 PT — the SAME fleet-wide "restart requested" event that killed ashbot's; coach's relaunch never fired either. ~26h down.
WHAT I DID + VERIFIED
- Restarted coach's gateway (PID 12868). Photon connected.
- Smoke test: real reply through her stack (not canned, not an error).
- Cron recovered: "Vault nightly daily-note writer" missed its 09-17 22:00 fire, caught up 13h late after the restart and completed successfully (5.4K output tokens). Today's 22:00 run is on schedule.
- Ledger check: coach's answers come from OpenRouter free-tier models (
:freedon't touch the exhausted credit balance — that's why it kept working).
TWO STANDING ITEMS (pre-existing, your call)
- Coach's Telegram is
fatal— her bot token belongs to jimmy ("already in use by the 'jimmy' profile gateway", logged back on 09-14). Photon is coach's working channel; if you want her on Telegram too she needs her own bot token from BotFather (I can wire it once you've created one). - Same roulette as ashbot had: primary is still
auto/best-free— it currently lands on OpenRouter-free (works, but rate-limit-prone). The ubudual path I registered in OmniRoute is available for coach too (pin toubudual-gemma//mnt/models/AIMODELS/gemma4-v2-Q6_K.gguf) if you want the same stable treatment.
The 09-17 fleet stop that killed coach's and ashbot's relaunches is

Caveats:
- Profiles dir (
~/AppData/Local/hermes/profiles/) holds only ashbot/coach/jimmy/leonard —defaultisn't a subdir there; it's the standalone global profile with its own skills/plugins/cron at~/AppData/Local/hermes/. - Registry flags a credential collision: jimmy and default share the same Telegram bot token — a multiplexed gateway parks the duplicate, and
gateway migrate --multiplexwill refuse until one of them gets its own bot. Standing item from before my involvement; yours to decide.

user: Fallback is good enough. Park the shim dig.
Method A is proven with real python + cli.py -q … --oneshot. Digging Process Monitor / replacing venv python.exe is polish, not a blocker — we can revisit if plain hermes.exe over SSH becomes a real pain.
I’ll keep using the fallback for CoS → Jimmy relays.

- Shim dig parked (Process Monitor or venv
python.exeswap, only if plainhermes.exeover SSH becomes a real pain) pyvenv.cfghome → real path (applied, local verified, harmless)
