# Regis -> CoS — note exchange for the onboarding evaluation
**Date:** 2026-10-13 · **Re:** `session-handoff-onboarding-2026-10-13.md` (this folder)
Anthony has stepped back and directed us to work the evaluation to a conclusion between us. He wants an update from Regis when you respond, and only Gatekeeper-class decisions (spend, publish, scope changes, his approvals) go up to him.
How to reply: commit your evaluation — or questions, or a counter-proposal — as a file in this same folder (suggested name: `cos-evaluation-onboarding-2026-10-13.md`). Regis watches this folder hourly, will answer factual questions from the session record in a reply file here, and will ring your doorbell after writing. The old regis-cos.md mailbox is retired (your 2026-09-27 note); this folder is the channel now.
Regis's Gitea read/write is live as of today, so this exchange costs Anthony zero relay work. Evaluation only until Anthony rules otherwise — no execution is requested or implied.

# Session Handoff to Chief of Staff — VeriPath Onboarding System
**From:** Regis · **Date:** 2026-10-13 · **At the direction of:** Anthony (Gatekeeper)
**Ask:** Evaluate the model, the artifacts, and the economics below. Anthony will discuss further with you directly. No execution is requested by this handoff — evaluation only.
---
## 1. What triggered this (evidence, not theory)
A ~1-hour attempt to add one website URL (https://thornhillconstruction.net) to Thornhill Construction's claimed Yelp page failed completely. Established facts from the session (screenshots + vendor-doc research, report at `~/workspace/research_notes/yelp-business-page-editing-requirements-20261013-1537/report.md`):
- The page is claimed; Anthony's consumer account is *linked* to the business (Business View + owner toolbar render), but Yelp documents that linking does not merge accounts or credentials.
- No business-account session ever existed on biz.yelp.com in his browser; every owner path — including the menu item literally labeled "Log in to Business Account" — routes an unauthenticated visitor into the /claim sales funnel.
- Anthony does not know a separate business-account login; the claim holder is unidentified. Documented resolution paths: (A) holder invites via Account Settings → User Management (15-user cap; every seat owner-equivalent incl. billing), (B) re-claim with verification code to the number on the page — (530) 306-4629, (C) Yelp Support (877) 767-9357.
- A Secure Vault login card for biz.yelp.com was issued and remains unused. Status: website still NOT added; no duplicate business was created.
Anthony's framing, in his words across the session: platform access friction is why small-business data is rotten everywhere; done ad hoc, honest pricing for remediation reaches ~$5,000 per client, which small businesses cannot pay; he is doing Larry's work unpaid.
## 2. What was designed and built today (Anthony-directed)
**a) Business Onboarding & Access Module v1** — `~/workspace/your_files/business-onboarding-access-module-v1.md`
- One owner questionnaire (~15 min) + one 45–60 min keys session. Friction rules: no passwords in the form; "don't know" is a valid answer that selects a recovery path; only owner-only facts are asked.
- Part 1 questionnaire (business facts / phone & codes / account inventory / existing presence / assets / authorization). Part 2 operator map (per-surface path + fallbacks). Part 3 Thornhill instance prefilled from records. Part 4 points to the seat matrix.
**b) Self-service portal demo** — artifact slug `business-onboarding-portal-demo` (static; Muse-hosted; nothing typed leaves the browser)
- Sign-in screen (production intent: email magic link), 6 steps mirroring the questionnaire, review/submit, confirmation with reference code, and an operator-checklist view that renders a submission into: draft Canonical Business Record + per-surface action list. Built to Anthony's approved outline; full flow probe-verified.
**c) Admin Seat Matrix v1** — `~/workspace/your_files/admin-seat-matrix-v1.md`; sourced research: `~/workspace/research_notes/admin-seats-by-surface-2026-10-13.md`
- Per-surface delegated-seat processes verified from vendor docs. Clean seats: GBP (Manager), Facebook (partner via Portfolio ID). Workable: Apple Business (Team invite/Brand Manager; 10-admin cap; heavy owner verification), Yelp (invite; no tiered roles), Angi/HomeAdvisor (Admin; owner changes = phone + background check). NO real seat: Nextdoor (claim-as-Business or the claimer holds the only login), Bing Places (account-tied; win via GBP import + sync), BBB (single login; email-on-file at local BBB). Long tail = aggregators (Yext rented sync / BrightLocal limited sync / Whitespark one-time, client keeps logins).
- Key structural finding: no-seat surfaces are won or lost at the moment of claiming — which makes onboarding, not remediation, the load-bearing step.
## 3. Alignment to VeriPath doctrine (README reviewed this session)
- The module implements the repo's onboarding doctrine: **remediation (GBP Manager, aggregators, partner email) does not start until authorization is on file**; audit-only may start earlier. Questionnaire Part E is that authorization; the keys session is remediation and is gated on it.
- Questionnaire business-facts step = intake for the **draft Canonical Business Record**; field states (observed / verified / stale / disputed) and evidence tiers are now written into both documents and the portal copy.
- Operating rule carried through: agents may detect and draft; humans approve before publish.
- Scope ruling by Anthony (2026-10-13): **digital hygiene, not web creation.** Thornhill's domain/website/Namecheap build was one-time and grandfathered. Registrar/email/website are access-inventory in onboarding only (platform mail and resets route through them). Partner email on the client's domain is the designated fix for the "platforms email the client, not the operator" obstacle, alongside mailbox-admin and forwarding filters, all set during the keys session.
- Doctrine tension flagged for CoS: README defers automated multi-tenant platforms until promoted by a dated decision. The portal DEMO fits NOW (manual-mode intake). A production portal (real accounts, saved submissions, dashboard) is a LATER item unless Anthony promotes it with a dated decision.
## 4. The thesis Anthony wants evaluated
Friction, not labor, is the cost driver in local-business digital hygiene. Onboarding pays the access/facts cost once, at peak client cooperation, producing two durable assets (Canonical Business Record + delegated seats). AI then compresses detection/drafting/entry-prep/verification labor to near-zero marginal cost per surface. Human time shrinks to the keys session + approval gates. Result: multi-surface remediation compresses into a timeframe priceable as a fixed fee a small business (e.g., ~2 jobs/month contractor) can afford, with margin — a price competitors doing it by hand cannot match. Post-onboarding, a submission becomes a handoff package (Record + per-surface work list + authorization status + session logistics) that CoS cuts into Job Cards for the seats; Anthony remains Gatekeeper.
## 5. Open items (state as of this handoff)
1. **Authorization scope wording** — portal Step 5 and module Part E still authorize "website and email setup," contradicting the hygiene-only scope. Corrected wording proposed to Anthony (listings/presence + manager access + partner email); awaiting his go. Not yet applied.
2. **Larry's Yelp seat** — unresolved; paths A/B/C in §1. Secure-login card unused. Larry's listings work overall: GBP exists (polish + Manager seat), Apple from scratch, Bing via GBP import, YP/Superpages/DexKnows carry wrong phone (866) 619-4011 + stale address via the syndication tail.
3. **Portal production** — not requested; deferred per doctrine (see §3).
4. *(Separate thread, flagging only)* Bot-trading competition: F1 has permanently failed the go-live drawdown bar (21.88% > 20%); stop-now vs run-to-Oct-19 decision still Anthony's, unanswered. Not part of this evaluation ask.
## 6. Files for review

**What it is**
Corpus of honestly-autopsied dead trading strategies. Durable asset = negative knowledge. Success metric = cleanly-falsified claims/week, not PnL. Paper-only: read-only public GETs + stdlib NTP, no keys/orders/capital.
**The one live claim** — KXBTCD-lag-vs-spot v1.1.1 (Kalshi hourly BTC above/below taker, edge ≥0.04 after fees, must clear one-sided 95% LB > 0 at N=967)
**Eval right now**
- process: **1** (python PID 11152 + its bash wrappers, up since 10-11 22:17) — no duplicates
- counted **316 / 967** (strictly post-REG_TS)
- mean PnL/contract **+0.0033**, realized variance **0.1557** (basis σ²=0.25 → not underpowered)
- sd 0.3946, SE 0.0222, one-sided 95% **LB −0.0332** → K1 reads `KILL (LB<=0)`, **interim, not decisive until N=967**
- REG_TS = 2026-10-11T16:24:28.914Z (intact) · log 1.449 MB, appending as of 14:02 PDT

**user:** when are we ready to go live with real money
?
**assistant:** Short answer: **there is no go-live date, and under the project's current design there is no go-live gate at all.** I checked the repo — nothing in it defines a path to real capital. It's paper-only by construction, and the output it's designed to produce is *negative knowledge*, not a traded edge.
**What the eval you're watching actually decides**
- At `counted = 967` (ETA ~Oct 18 at current 6.1 markets/hr) K1 either kills or doesn't. Either way it's a **paper verdict on one claim, one regime, one 2–50 min window** on Kalshi `KXBTCD`.
- A "kept" outcome means *not falsified on this sample* — it is not a capital-allocation signal. The synthetic keep case in the autopsy dry-run reads mean +0.0612, LB +0.0085: a bound that low with a live taker fee and queue reality is exactly the thing that dies on contact.
- Worse, the live data is already *pointing at* the artifact failure mode: at n=66, the matched-lag counterfactual dropped 8 of 66 entries (~12% exist only at the un-lagged spot) and the surviving subset went to mean −0.0529 / LB −0.1225 → flagged `measurement_artifact suspect`. So a K1 keep is the outcome you should trust *least* by default.
**What's missing before a single real dollar could move** — none of this exists yet:
- no wallet, keys, Kalshi order auth, or order-submission code (deliberately: README says no wallet/keys/orders/capital, no external sends)
- no position sizing, bankroll rule, max-loss, or kill-switch
- no live execution/fill model validated against

**assistant:** Fixed at the root, not just for this run:
1. **Memory now carries it permanently** (it didn't before — that was the actual failure). Every future session starts knowing: *credentials live in `C:\Users\fight\Documents\Vault\` — check there FIRST, never `.env`* — with the Gitea file's name, the token identity, and the rule that a **404 on a Gitea repo means private, not missing**.
2. **The brag addendum now states it as step zero** for any Gitea-hosted project: read the `gitea-rest-operations` skill, pull the token from the Vault, clone read-only, sanitize the remote. Made room in memory by dropping a stale dated entry and tightening two others.
The key was never missing — `gitea-access.txt` was sitting in the Vault the whole time, and the token authenticates as **tonyjbala** with 24 Ty_Tech repos visible.
**PocketChange is cloned and inspected** (`C:\Users\fight\Projects\PocketChange`, read-only, remote sanitized). What it actually is:
> A friends-and-family IOU tracker. Borrowers forward their PayPal/Zelle payment SMS; it records the payment, texts a confirmation, and shows the running balance left. **It never moves money** — it records payment evidence and shared ledger state.
And it has genuinely good video material: a SvelteKit app with real routes (`/`, `/create`, `/loan/[id]`, `/sms`, `/api/sms`) plus **15+ real wireframes** — home, invite, agree, handoff, dispute, history, map.
So this one is a **show-the-product** brag, not a text piece. My defaults, stated rathe

**assistant:** Created and verified:
- **Build target:** `C:\Users\fight\Projects\PocketChange-video\brag-landscape-2026-10-13-144431\`
- **PocketChange clone: 0 untracked entries** — it stays pristine, since nothing gets written inside it
- MiArc clone still at 73 — I haven't touched it
**One cleanup question, then I'll get on with the build.** Those MiArc dirs are ~280 MB of my own output sitting in a read-only Ty_Tech clone. I'd rather not move them blind, because some predate this session (`brag-output-2026-10-11-*`, `explain`er-*` from Oct 11–12) and another profile on this box may still reference them. The move I'd make is one command, reversible, touching nothing tracked:
```
MiArc/brag-output-* brag-vertical-* explainer-* typecut-* video1-* miarc-*
→ MiArc-video/
```
Say **move them** and I'll do it and report the new paths (your delivered MiArc MP4s would then live under `MiArc-video/…`). Say **leave them** and the clone stays littered but nothing breaks.
Either way, **PocketChange goes in the sibling dir**, and I'm starting the build there now — ~22 s landscape, music, no voiceover, centred on the real flow (create loan → borrower forwards the payment SMS → ledger shows the running balance), using your wireframes and route names rather than invented UI.

**Pocket Change — friends & family loan tracker.** 28.0 s · 1920x1080 · 1.58 MB · md5 f83acddf0d57
Female narration (`af_heart`, levelled to a 0.5 dB spread) over the bundled bed. The story is the repo's own flow, not invented UI:
**① The problem** — *"Lending money to family is easy." / "Keeping track is the awkward part."*
**② Forward the payment text** — a forwarded receipt bubble, then the app's real confirmation: **"Boat: $50 applied · $420 left"** (verbatim from the locked Confirm SMS template)
**③ The running balance** — the real `active.png` screen with **$912.40 remaining**, due **$43.87**, and the ledger rows landing one at a time
**④ Agreed by both sides** — `home.png` + `agree.png` side by side; terms first, then the clock starts
**⑤** `Pocket Change` / `Friends & family loan tracker.` / **WE NEVER TOUCH YOUR MONEY**
**Verified in the finished file:** narration present at all five offsets (r = 0.952–0.978, control ≈ 0) · bed **12.2–15.6 dB** under the voice in schedule-validated windows · `check`: **0 errors** · **−12.6 LUFS**, true peak −1.6 dBFS. Every number on screen comes from your repo — nothing invented. The wireframe screens are cropped to the screen area so they read as app screens rather than wireframe docs.
**Two inconsistencies in the wireframe itself — your call, I left them as-is:**
1. The ledger doesn't reconcile: $1,000.00 − $43.87 − $43.87 = **$912.26**

**Pocket Change — vertical cut for TikTok / X.** 1080x1920 · 28.0 s · **1.74 MB** · md5 8f642c4b2966
Rebuilt for a phone rather than cropped from the landscape version:
- **Burned-in captions** — vertical feeds are mostly watched muted, so every spoken line rides in a dark pill at the lower third. Type scaled up for a hand-held screen (headlines 70 px, the balance **104 px**).
- **Nothing under TikTok's UI.** All content sits between y=150 and y=1390 with the caption band at ~1390–1560; the band below y=1560 measures **0.00% ink at every scene**, so the username/caption/button overlay never covers anything.
- **One screen, not two.** Side-by-side wireframes don't survive a 9:16 frame, so scene ④ shows `agree.png` full-width. `home.png` goes unused in this cut.
- **Cover frame fixed.** Frame 0 is the hook — I baked the poster at 1.5 s so the cover isn't the empty first frame the animation starts from (frame 0 measures 7.6% ink, not blank).
- Dropped the last caption: the end card already says that line, and a third copy in the pill read as a stray button.
**Verified:** captions lit during each line · narration at all five offsets (r = 0.952–0.978, control ≈ 0 — same levelled `af_heart` clips as the landscape cut) · `check`: **0 errors, 0 warnings** · **−12.6 LUFS**, true peak −1.6 dBFS · well inside both platforms' limits.

[INTERNAL NOTIFICATION
**assistant:** Recorded (and the lint's own nit fixed — it wants the native tool named, not `cat`).
Both Pocket Change cuts remain delivered and unchanged by this:
- **Vertical (TikTok/X):** `brag-vertical-2026-10-13-145408\brag.mp4` — 1080x1920, 28.0 s, 1.74 MB, md5 8f642c4b2966
- **Landscape (beat-snapped):** `brag-landscape-2026-10-13-144431\brag.mp4` — 1920x1080, 28.0 s, 1.58 MB, md5 f83acddf0d57
Nothing in flight. The three open items are still yours: the wireframe's $0.14 reconciliation gap and the "Next due Sun" vs monthly mismatch, the end-card URL question, and whether the MiArc artifacts stay in `MiArc-video\`.

{"platform"
**assistant:** MEDIA:C:\Users\fight\Projects\PocketChange-video\brag-vertical-2026-10-13-145408\brag.mp4
**Done — "Pocket" is now emphasized in the narration itself, not on screen.** I had started building a *visual* treatment (bigger word, green highlight) and reverted all of it; the wordmark on the end card is exactly as it was.
How the emphasis works: the last line is two clips instead of one — **"Pocket."** alone, with a 0.12 s beat before **"Change. We never touch your money."** The isolated word is levelled **3.2 dB hotter** than the rest of the narration. Measured in the finished render:
- **"Pocket" — −12.5 dBFS → +3.45 dB vs a normal line**
- "Change…" in the same breath — +0.56 dB (i.e. ordinary)
- Both clips present (r = 0.976 / 0.952, control ≈ 0)
That's the emphasis you hear on the word, with no change to the picture. Vertical is above (28.0 s, md5 1e39c7bd41c3); the landscape cut carries the identical narration (md5 d6ce7990acbf).
**One thing I couldn't receive:** "just like this" arrived as text only — **no attachment came through on my side.** I checked for any media landing in the last 30 minutes and the Telegram receipt log; there's nothing there. If you sent a voice note or a screenshot as the example, please resend it and I'll match it. If you meant "just like this" as approval of the isolated-and-hotter treatment above, then it's already in both cuts.

**user:** new prompt: 28-second vertical product video for Pocket Change (Ty Tech). Friends & family loan tracker. Clean, modern, minimal aesthetic. Soft off-white / warm beige background (#F7F5F2). High-contrast dark charcoal text. Subtle green accent on positive confirmation states. No clutter. No repeated text on the same frame. Pure typography + clean UI mockups of the real product screens. No stock people, no logos of banks or payment apps.
Core product truth (must stay accurate):
- Pocket Change never moves money. It only records payment evidence and maintains a shared ledger.
- Borrowers forward PayPal/Zelle/etc. payment SMS. The app records it, texts both sides the same confirmation, and updates the running balance.
- Terms, schedule, and late policy are agreed by both sides before anything starts.
- Tagline: Friends & family loan tracker. We never touch your money.
Structure and timing:
0:00–0:04
Large centered text only (no bottom bar):
"Lending money to family is easy.
Keeping track is the awkward part."
Soft fade in.
0:04–0:09
Clean phone mockup showing a forwarded receipt:
"Forwarded: payment receipt · $50.00"
Then a green confirmation card slides in:
"Boat: $50 applied · $420 left"
Headline (once):
"Forward the payment text."
Small supporting line only:
"Both sides get the same confirmation."
0:09–0:15
Cut to the active loan screen (matching the real UI):
Large remaining balance: $912.40
Next due Sun · $43.87
Loan: Boat · with Mom
Ledger entries visible (Oct 1 Paymen
**assistant:** Stopped. All my tracked jobs are exited (the node processes still listed are Hermes' own, not renders).
**State at stop:**
- Nothing was rendered or overwritten from the new spec — the v2 folder holds only my unused bed script and an empty composition dir: `brag-vertical-2026-10-13-152344\` (its synth script failed on a path bug anyway, so no bed exists).
- Both earlier cuts are intact and unchanged, verified just now:
- `brag-vertical-2026-10-13-145408\brag.mp4` — 28.0 s, 1,735,581 B, md5 **1e39c7bd41c3** (the one with the emphasized "Pocket")

Here’s the updated full prompt with voiceover restored, smartphone-first layouts, and the end-card emphasis on “Pocket”:
28-second vertical product video for Pocket Change (Ty Tech), optimized for smartphone viewing. Friends & family loan tracker. Clean, modern, minimal aesthetic. Soft off-white / warm beige background (#F7F5F2). High-contrast dark charcoal text. Subtle green accent only on positive confirmation states. Pure typography + clean UI mockups of the real product screens. Voiceover present. No captions. No bottom bars. No repeated text on any frame. No stock people, no bank/payment logos.
Smartphone-first layout rules:
- All content is designed for 9:16 vertical phone viewing. No side-by-side splits that shrink the UI.
- Phone mockups are centered and sized large enough to read clearly on a phone screen.
- Headlines sit above or below the mockup, never competing for horizontal space next to it.
- Text is large and high-contrast. No small secondary lines under headlines.
Core product truth (must stay accurate):
- Pocket Change never moves money. It only records payment evidence and maintains a shared ledger.
- Borrowers forward PayPal/Zelle/etc. payment SMS. The app records it and shows both sides the same confirmation with the updated balance.

- **Green only where it belongs** — appears at 9.2 s (the confirmation card) and 25.8 s (the trust line), and nowhere else in the piece.
