### T29 root cause (2026-10-06)
Recurring Telegram breakage = **IPv6 enabled but non-functional** on this box:
`ms_tcpip6` binding True on Ethernet/Wi-Fi, **no global IPv6 address** (link-local only),
**no `::/0` route** — yet DNS returns an AAAA for `api.telegram.org`. Every hostname connect
burns a cycle on the black-holed IPv6 path (`ConnectError('')`) before falling back to IPv4
(which works: `curl -4` 5/5, 302, 0.16 s). `logs/gateway.log` shows the flap loop; 294
`telegram_network` events, 121 reconnects; clusters 09-01/02/05, 10-03/05.
**Fix (admin/UAC, not applied):** `Disable-NetAdapterBinding -Name Ethernet -ComponentID ms_tcpip6`
(+ `Wi-Fi`); keep the Tailscale adapter's IPv6. **Not a watchdog** — root-cause per the repo principle.
Evidence: `curl -4/-6`, `Get-NetAdapterBinding`, `Get-NetRoute -AddressFamily IPv6 -DestinationPrefix '::/0'`.
### T10 (2026-10-06)
`memory.memory_char_limit` raised 2200 → 3000 in `/hermes/config.yaml` (backup:
`config.yaml.bak-memlimit-20261005-235840`). Effective for NEW sessions; the running session
cached 2200 at startup.

## Grok review (2026-10-06) — guard plugin broken; fixes pending Tony's go
Grok (via file loop, `grok-to-leonard-2026-10-06-0019.md`) did a read-only audit; key claims code-verified by Leonard (plugins_dispatch.py:207 kwargs-only invocation + fail-closed set; guard `__init__.py:26` requires positional `params`; block format `{action,message}`).
- **CRITICAL:** guard blocks ALL tool calls in default/CTO sessions (TypeError → fail-closed). CTO is effectively broken until fixed.
- **HIGH:** guard not loaded on the 7 role profiles (per-home plugin discovery; only root has it) — "belt+suspenders" missing; enforcement = toolsets alone.
- **HIGH:** allowlist names mismatch v0.21 (`code_execution`→`execute_code`, `todo`→`todo_list`, `mcp__<server>__<tool>` double-underscore, missing `process_manage`).
- **HIGH:** read-only roles still have `code_execution computer_use browser delegation cronjob connections` enabled → real authority gap (`execute_code` can write/spawn).
- **MEDIUM:** CTO has no `kanban` toolset → can't drive board from chat (CLI only: `hermes -p default kanban create --assignee <role>`).
- **MEDIUM:** no `web` toolset anywhere (web.backend=nous unavailable).
- **MEDIUM:** read-only roles can't read code (`file` toolset is all-or-nothing) — decision needed (option a: accept, builder/vcm attach diffs; option b: enable file + rely on fixed guard).
- **LOW:** long-task hook inert (no telegram creds on default; kanban workers are subprocesses invisible to agent:step). active_profile=jimmy → always `-p default`. 3 stale blocked cards (t_3bccf77c, t_922cb956, t_6fa9ff0e) — do NOT unblock (would respawn tool-less CTO).
- **CANCELLED by Tony:** GitHub MCP/PAT — Gitea is enough. Keep github MCP disabled on default/vcm/reviewer.
- Proposed fixes F1–F8 (Grok): F1 disable guard on default (stopgap); F2 patch guard (signature/format/tool names); F3 deploy per-role; F4 tighten toolsets; F5 enable kanban toolset on default; F6 web backend pick; F7 archive stale cards; F8 read-access decision. None applied yet — awaiting Tony's go (2026-10-06).
- Grok fleet-ops templates (T1 board state / T2 dispatch / T3 stuck-worker recovery, PowerShell via `$env:LOCALAPPDATA\hermes\bin\hermes.exe`) in the same reply file.

**user:** Yes to all
**assistant:** Both done.
## (a) Memory limit raised — done
`memory.memory_char_limit: 2200 → 3000` in `/hermes/config.yaml` (backup: `config.yaml.bak-memlimit-20261005-235840`). YAML lint clean.
**Caveat, verified:** the running session still reports `2,192/2,200` — config is read at session start, so this session has the old cap cached. **New sessions get 3000.** No restart needed for that; nothing else changes.
## (b) T29 gateway root cause — found, not guessed
It was **never the gateway.** Recurring "telegram broke AGAIN" = **IPv6 enabled but non-functional on this box:**
- `ms_tcpip6` binding = **True** on Ethernet/Wi-Fi
- Only **link-local `fe80::`** addresses — **no global IPv6**
- **No `::/0` default route** — yet DNS still returns an AAAA for `api.telegram.org`
- So every hostname connect burns a cycle on a black-holed path → `ConnectError('')` → falls back to IPv4 (which works: `curl -4` = 5/5, 302, 0.16 s)
Evidence: `logs/gateway.log` flap loop, **294 `telegram_network` events, 121 reconnects**, clusters on 09-01/02/05 and 10-03/05. The two log tracebacks are the known-benign Windows `asyncio` stub — a red herring I ruled out.
**Fix — needs your UAC (admin), so I did not apply it:**
```powershell
Disable-NetAdapterBinding -Name 'Ethernet' -ComponentID ms_tcpip6
Disable-NetAdapterBinding -Name 'Wi-Fi' -ComponentID ms_tcpip6
```
Leave the **Tailscale** adapter's IPv6 alone (it uses `fd7a:…`). Say the word and I'll run it via the UAC-script pattern — but you have to be at the

I'll watch for Grok's reply and relay it here when it lands. Two optional follow-ups if you want them: commit/push this message to the Gitea `personal-agent-os` repo for durability, and wire the GitHub MCP the moment the PAT is in `tokens_system.txt`. Otherwise we're in good shape — team's up on one model, Context7 live, Grok in the loop.
## 20261006-072539 session 20261004_214325_899fd345
**user:** Grok bot replied
**assistant:** **Grok's audit landed — and it caught a real problem my verification missed.**
**Bottom line: the team isn't operational yet.** The `rudr9-guard` plugin is broken on this Hermes version:
- **CTO (default) is fail-closed** — every tool call is blocked (hook signature mismatch → TypeError; Hermes blocks on hook errors). I verified this at the code level, not just from Grok: guard needs positional `params`, Hermes v0.21 passes kwargs only, and `pre_tool_call` fails closed.
- **The guard never loads on the 7 roles** — plugins are per-profile-home; it only exists in root. Enforcement right now is toolsets alone, and those have gaps (`execute_code`, `computer_use`, `browser`, `delegation`, `cronjob` still enabled on the read-only roles → they can write files and spawn processes).
- Plus: CTO has no `kanban` toolset (can't drive the board from chat), and 3 stale blocked cards would respawn as a tool-less CTO if unblocked.
**Good news from the audit:** GitHub MCP is **cancelled** — you're staying on Gitea. That blocker's gone; I'll leave github MCP disabled.
**Recommended fix sequence (Grok's F1–F8, none applied yet):**
1. **F1** — disable guard on default → unblocks CTO now (reversible)
2. **F2+F3** — patch the guard (signature, block format, v0.21 tool names) + deploy to all 7 roles
3. **F4** — tighten toolsets: strip `code_execution/computer_use/browser/cronjob/connections` from read-only roles (delegation only on CTO)
4. **F5** — enable `kanban` toolset on default so CTO can c
