**Fix applied for the root cause**
Cron has no `bash` on the gateway PATH (`Cannot run .sh/.bash script: bash not found`). Added three files in `…\profiles\jimmy\scripts\`: `_gitbash.py` (locates `bash.exe` by absolute path) plus `vault-publish.py` / `vault-changelog.py` shims. The `.sh` scripts remain the source of truth in both canonical locations.
**Second failure I hit on the way (and fixed)**
The AgentOS clone was stuck **mid-rebase on a detached HEAD** (`.git/rebase-merge/stopped-sha`, "You are not currently on a branch"). That's why `pull` and `push` were failing — and why a later `git add`/`commit` would have silently landed on the detached HEAD. Resol

**assistant:** They're **installed but dormant** — nothing schedules them, so they only run when you launch them by hand. Last activity was Sep 16.
**What they are (verified)**
- 8 agents: Architect, Sorter, Librarian, Connector, Seeker, Scribe, Postman, Transcriber — in `.gemini/agents/` (installed Sep 15 23:30) and `My-Brain-Is-Full-Crew/agents/`, driven by `My-Brain-Is-Full-Crew/scripts/launchme.sh --platform opencode|gemini`. Both `gemini` and `opencode` CLIs are present.
**Dormancy evidence**
- `Meta/states/sorter.md` → `last-run: 2026-09-16T09:20Z`; `librarian.md` → `2026-09-16T10:30Z`. No other agent states exist.
- `Meta/agent-log.md` last entry: 2026-09-16. `Meta/health-reports/` has exactly one report (2026-09-16).
- `00_Raw/Incoming/2026-09-18_Session_Summary.md` has sat unsorted since Sep 17 20:29 — the Sorter never picked it up.
- No Windows scheduled task matches vault/crew/gemini/obsidian, and cron holds only the Tailscale job + the two vault jobs I just recreated. Their writes since Sep 18 weren't backed up either — now caught up by the publish fix.
**They left you two decisions (from the Librarian's post-it, unresolved)**
- `sessions/` overlaps `04_Daily/` (09-10 → 09-15) — flagged as needing *your* call, not an agent fix.
- 74 pre-crew notes lack frontmatter `type` — the Librarian explicitly says do NOT machine-fix without your approval.
**Options**
1. Run a one-off catch-up sweep myself using the `obsidian-refinement` skill (same job as the Sorter) — files that pendin
- Postman (`email-triage`, `weekly-agenda`) needs the Hey CLI + mail MCP — not installed here, so it stays on-demand.
So intended = **daily: inbox triage (Sorter). Weekly: vault audit (Librarian) + defrag (Architect).** Everything else on demand.
That's the schedule I'll build. But it surfaced two blockers I have to fix first, and both touch config, so I want your go-ahead on the exact edits:
**Blocker 1 — the crew's pinned model can't use tools.** All 8 agents pin `gemini/gemini-3.6-flash`, which dies on every tool call (`missing a thought_signature`, the openai-compatible shim in `opencode.json`). Verified fix: `google/gemini-2.5-flash` (native provider, tool call executed correctly).
**Blocker 2 — `--agent` refuses subagents.** `"sorter" is a subagent, not a primary agent. Falling back to default agent`.

**assistant:** That's the same runner test finishing in the background — confirms what I already reported: `google/gemini-2.5-flash` calls tools fine, `gemini/gemini-2.5-pro` is retired (404). No new findings.
Waiting on your go-ahead for the 5 changes (opencode.json model + mode override, key to `profiles\jimmy\.env`, three runner shims, three cron jobs, then fire-and-verify).

Any restart/shutdown command in the history has already run — do NOT re-execute or verify it. Report to the user that the session was restored successfully and ask what they would like to do next. Do NOT re-execute old tool calls — skip any unfinished work from the conversation history.]
**assistant:** Session restored — the gateway restart killed the in-flight work, and nothing half-done was left behind.
**Landed before the interruption**
- `opencode.json`: leaked inline key removed; backup at `opencode.json.bak-20261002-precrew`.
- Working Google key written to `…\profiles\jimmy\.env` (len 53, SET) — no rotation, per your call.
- All 8 crew agents repointed to `google/gemini-2.5-flash` (tools actually work); sorter/librarian/architect set to `mode: all` so they can be launched directly. Adapter mapping fixed so a reinstall doesn't revert it.
- Three runner shims: `crew-inbox-triage.py`, `crew-vault-audit.py`, `crew-defrag.py`.
- Three cron jobs live: **aecdfe8241d4** Sorter daily 08:00 · **b5df6f0a745f** Librarian Sun 07:30 · **add16248f6d2** Architect defrag Sun 09:00 — all delivering their summary to this chat.
**Did not happen**
The live end-to-end test (Sorter filing the pending note) was killed by the restart — log is empty, `00_Raw/Incoming` untouched, so no partial edits to the vault. The scheduled jobs are unverified until one actually runs.
Want me to fire the Sorter job now to prove it end to end? It'll file `2026-09-18_Session_Summary.md` and send you the summary.
## 20261002-153306 session 20261002_082642_504214
**user:** why cant I update hermes?
**assistant:** Checked live state, the update logs, and the update receipts. It's not a version/server problem — every update attempt for the last month has died in the Windows pre-flight gate before touching git.
What I found (evidence):
- Today, twice (08:25 and 08:26 PDT), your desktop app's updater aborted:
logs/desktop.log:
[updates] venv-blocker scan reported 3 holder(s)
[updates] venv-blocked: 3 process(es) hold the install
[updates] error: Update aborted: another Hermes process is using this installation.
- Older CLI attempts, same gate (profiles/jimmy/logs/hermes-update.log, Sep 2/3):
✗ Other Hermes processes are running from this install's venv:
"RuntimeError: Could not map Windows gateway PIDs to profiles: Could not inspect gateway PID for profile leonard". Backups ran, git never did.
Why it keeps happening: on Windows the updater refuses to run while any process from the same install is alive, because .pyd files stay locked and a half-written venv breaks Hermes. Right now the holders are:
pid 11564 venv python -m hermes_cli.main --profile jimmy gateway run (pausable by

**user:** 1
**assistant:** Locked onto the clean path — but there's a step you couldn't have known about, and it's probably the actual reason the update keeps failing.
Hidden holders: two Windows Scheduled Tasks run supervised loops out of the install's venv and respawn their child every 15 s:
Hermes_Gateway_leonard → VeriPath\leonard.ps1 → venv\Scripts\python.exe -m hermes_cli.main --profile leonard gateway run (restarts 15s after exit, kills strays)
Hermes_WebUI → VeriPath\webui.ps1 → venv\Scripts\python.exe hermes-webui\server.py (+ same restart/kill-stray logic)
Both are currently Running, both use C:\Users\fight\AppData\Local\hermes\hermes-agent\venv\Scripts\python.exe. So "closing all Hermes windows" never actually cleared the install — the supervisors put a venv process right back, and the updater's holder re-scan (3 attempts) sees them. That also explains the Sep 26 receipt: "RuntimeError: Could not map Windows gateway PIDs to profiles: Could not inspect gateway PID for profile leonard" — leonard's gateway isn't launched by Hermes' own supervisor, it's launched by your VeriPath task, so the updater can't inspect it.
Good news: triggers are Boot + Logon only, no repeat interval — stop them and they stay stopped until reboot/logon.
Run order (exact):
1. Quit the desktop app from the tray (Quit, not just close the window) — it respawns jimmy/leonard backends.
2. Close this Hermes session/window (I'm a holder; 3 processes).
3. In a fresh PowerShell:
Stop-Schedule
## 20261002-154037 session 20261002_082642_504214
**user:** es_Gateway_leonard,Hermes_WebUI
Stop-ScheduledTask : Cannot process argument
transformation on parameter 'TaskName'. Cannot convert
**assistant:** Your syntax wasn't the real problem. Two things:
1. The array form: Stop-ScheduledTask wants one name per call, or pipe objects: `Get-ScheduledTask -TaskName Hermes_Gateway_leonard | Stop-ScheduledTask`. (Also that wildcard needs stars: `-TaskName 'Hermes*'`.)
2. But that's not why it failed. I ran your same stop from a normal shell and got the identical error:
STOP-FAIL Hermes_Gateway_leonard : The system cannot find the file specified.
Export-ScheduledTask for both tasks: HRESULT 0x80070002. Those two tasks were registered by another account (there's an upgrade-to-s4u.ps1 in that folder), so a non-elevated shell can't even read their XML, let alone stop them. Needs an elevated PowerShell.
And a bigger finding while checking: 8 python.exe processes on this box have unreadable cmdlines (psutil/CIM: ACCESS DENIED, user None) — they're owned by another account. Your own leonard/webui supervisors run children from the install venv, so those are almost certainly leonard's gateway + the web UI server + Regis forwarder, all invisible to any non-elevated scan. That's exactly why the Sep 26 receipt says "RuntimeError: Could not map Windows gateway PIDs to profiles: Could not inspect gateway PID for profile leonard" — and why `hermes update --plan` claims only 2 running services when there are more. The updater can't see them, so it can't pause them, so the venv stays held.
Two ways forward:
A. No admin needed — use the stop mechanism your own launchers implement. leonard.p
**assistant:** Flags worked. Both launchers exited cleanly and tore down their trees at 08:42 (VeriPath\logs\leonard.log, webui.log):
leonard: disabled flag present; shutting down → taskkill killed 12684 (hermes_cli ... --profile leonard gateway run) + 17576, 2188 (mcp-helper), 17648, 3836, 18220
webui: disabled flag present; shutting down → killed 4228 (hermes-webui\server.py) + 13892, and 16672 (regis-forward.py) + 8320
Live state right now: all 8 unreadable foreign-account python.exe processes are gone, and the desktop app is no longer running (pid 26792 dead, no Electron process). The only things left holding the install venv are:
11564/12116 jimmy gateway (the updater pauses and restarts this one itself)
13980/30836/27172 this CLI session — me
So the way is clear. Two ways to finish:
A. Fast — say "go" and I run `hermes update -y` from here right now. My own process chain is excluded by the holder check (self + non-gateway ancestors), the gateway gets paused/restarted by the updater, and nothing will respawn a venv process mid-run now that leonard/webui are flagged off and the desktop app is closed. Caveat: the update will likely kill or orphan this session mid-way — expected, don't reopen anything until it prints done. Bet: 12.6k commits, 4 carried commits + 2 dirty files get parked.
B. Safe — close this window, then in PowerShell:
hermes update -y
Same thing, minus the question of whether an update can cleanly uninstall itself out from under the running sess

**assistant:** Update landed. Evidence:
hermes --version → Hermes Agent v0.21.5+5794.g9a71d5a (2026.9.24) · upstream 9a71d5a8 · Up to date
HEAD 9a71d5a8b5, tree clean, main in sync with origin/main (was 0.21.2 / 12,672 behind)
What the run did (profiles/jimmy/logs/update.log + receipts):
- pulled 12,685 commits, and repaired the checkout: "Fetched the commit history this shallow checkout was missing"
- config migrated: default v39→v49, leonard v44→v49, verimail v44→v49; 142 stale __pycache__ cleared
- installed the new package-manager runtime under AppData\Local\hermes\installs\f8738a29b036e96d\ (environments + pm-runtime), plus tools agent-browser and cua-driver
- removed the redundant startup item Hermes_Gateway_jimmy.vbs, refreshed the Windows launcher scripts
- receipt outcome is "partial", and the only reason is the in-run check right after the pull: gateway_restart.incomplete = true, "Windows gateway relaunch after update was not verified alive". The later step ("Restarting 1 unmapped Windows gateway process(es)") did bring it back, so it's cosmetic — the code and deps are fully in place.
Your two local edits are parked, not applied. The restore hit a conflict, so the updater reset the tree clean and kept them:
**assistant:** Three items, two fixed and one needing your hand / your call.
1. Flags deleted — leonard.disabled and webui.disabled are gone (rm confirmed removed). But the tasks can't be started from a non-elevated shell: Start-ScheduledTask and `schtasks /Run` both fail on Hermes_Gateway_leonard and Hermes_WebUI with "The system cannot find the file specified" (same account-ownership wall as the earlier stop). All three tasks now show State=Ready. Bring them back one of two ways:
- or just log off/on — both tasks have Boot + Logon triggers
Checked the thing that could have broken them: hermes-agent\venv\Scripts\python.exe still exists and still runs the new code (v0.21.5+5794), so leonard.ps1's hardcoded interpreter is fine. Until they're started, leonard's bot and the web UI stay dark.
2. Launcher failure root-caused, and it can't be fixed from inside this session. Proof:
- bin\hermes-acp.exe: republished today 09:03. bin\hermes.exe: still the Aug 31 build.
- write-open on bin\hermes.exe → Permission denied (the running image is mine: pid 13980 is bin\hermes.exe, this window's shim).
- direct call ensure_install_launchers(...) → wrote only ['bin\hermes-acp.exe']; expose_cli(...) → {'ok': False, 'error': 'source launcher publication failed'}.
So Windows simply can't replace an exe that is running. After you close this window, in a plain PowerShell
## 20261002-164456 session 20261002_082642_504214
**user:** proceed
**assistant:** Correction first: my "registered under another account" call was wrong. The tasks live in the \VeriPath\ folder, and a bare -TaskName doesn't resolve a task in a subfolder — that's the 0x80070002/"cannot find the file specified". With -TaskPath '\VeriPath\' everything works:
FOUND \\VeriPath\\Hermes_Gateway_leonard user=fight logon=S4U → START-OK
FOUND \\VeriPath\\Hermes_WebUI user=fight logon=S4U → START-OK
Both started at 09:36 and both trees died by ~09:45 — and that's my fault, mechanically: the scheduler now reports State=Running with LastTaskResult 267009 (SCHED_S_TASK_RUNNING) but the wscript parents, launchers and children (leonard 14784/18268, webui 1832) are all gone. The terminal tool runs my commands inside a kill-on-close job object, so any task I start from here is taken down with my command. Starting those two tasks has to come from your own shell (or a logon).
New finding while restoring them — the web UI is dead in a different way, and it's an update side effect:
webui.log: started pid=1708 → exited pid=1708 code=1; restarting in 10s (looping every 10s)
webui.err.log: ModuleNotFoundError: No module named 'api' at server.py:102, raised from
Cause, verified in hermes_bootstrap.py:538 + hermes_cli/venv_sync.py:523 (relaunch_command): after this update the launcher re-enters any script run through that interpreter as `[man

**assistant:** Fleet is back up on the new topology. Status, verified:
Multiplex migration (applied): default profile's config now has gateway.multiplex_profiles: true, and one host gateway serves everything:
hermes gateway list → ✓ default — PID 24008 | ✓ jimmy | ✓ leonard | ✓ verimail — served by the default multiplexer
cron now ticks 4 profiles (default, jimmy, leonard, verimail)
The migration stopped jimmy's standalone gateway, removed the per-profile task scripts/launchers and the leonard startup item. default and verimail have no telegram credential of their own — nothing lost there, that's pre-existing.
Web UI (fixed, one line): added `$env:HERMES_DISABLE_LAZY_INSTALLS = '1'` to VeriPath\webui.ps1 (with a comment on why), restarted the task. Task Running, launcher pid 6840 stable since 09:56, 127.0.0.1:8787 LISTENING, no more 10-second crash loop. That also covers regis-forward.py, which that launcher starts.
Leonard's VeriPath supervisor: stopped and flagged off (VeriPath\leonard.disabled recreated) so it can't fight the multiplexer for leonard's bot token — that fight was real: the host gateway logged "[MULTIPLEX] Profile 'leonard': telegram credential is held by another gateway (telegram-bot-lock) — parked". After the flag + a host restart, leonard connected. Task sits Ready; with the flag present it exits immediately i

**user:** what are these veripath tasks??
**assistant:** They're yours — three S4U scheduled tasks (run whether you're logged on or not) built on 2026-09-26, all under TaskPath \VeriPath\, that keep a remote-access stack for the Hermes Web UI alive. That's why they were holding the install venv and blocking updates. From the task descriptions + the scripts they run:
\VeriPath\Hermes_WebUI — "hermes-webui on 127.0.0.1:8787 (launcher loads .env at runtime)"
runs AppData\Local\VeriPath\webui.ps1, which supervises two children with restart-on-exit + kill-strays (the same logic that broke today):
regis-forward.py TCP 100.64.0.1:8787 → 127.0.0.1:8787, dialing upstream from 127.0.0.2 so server.py's "VeriPath local patch" treats forwarded clients as remote and ignores their X-Forwarded-For. Fail-closed: it only serves while that patch marker is still in server.py.
Secrets: the project .env (HERMES_WEBUI_PASSWORD) is loaded at runtime, never stored in the task.
\VeriPath\Cloudflared_Tunnel — "cloudflared quick tunnel → 127.0.0.1:8787; URL in %LOCALAPPDATA%\cloudflared\current-url.txt"
Currently publishing https://details-solaris-robot-feature.trycloudflare.com (URL file written 08:08 today), i.e. a public HTTPS entry to that same Web UI. Still Running.

**user:** veripath should never run a task. why is it running anything????
User correction during the turn: hermes folder in veripath??? why?
**assistant:** Straight answer: there isn't a Hermes folder inside VeriPath. It's the reverse — a folder named VeriPath that is entirely Hermes.
Verified:
- ~/Projects/veripath-repo, veripath-operations, veripath-laya-pilot, "veripath audit test run": zero paths or files named *hermes* (find, no depth limit, .git excluded). The vault's VeriPath/ folder is Clients + Lessons only.
- C:\Users\fight\AppData\Local\VeriPath: 5 files, and grep -lic hermes matches all 5 — cloudflared.ps1, leonard.ps1, webui.ps1, upgrade-to-s4u.ps1, regis-forward.py — plus logs for exactly those components, plus the three scheduled tasks at TaskPath \VeriPath\ whose descriptions literally start "VeriPath:".
So an agent session on 2026-09-26 (file timestamps 09:30 → 10:30, with two edit passes visible as .bak-20260926 and .bak-regis-20260926) built a Hermes host stack — Web UI supervision, tailnet forwarder, cloudflared tunnel, leonard gateway — and filed it under a VeriPath name and a \VeriPath\ task path. Right after the Sep 24-25 Hermes Web UI / iPhone-access work. Nothing in the VeriPath product runs there; VeriPath is only the label.
Who chose that name: I can't source it. No vault note for Sep 26 mentions VeriPath, session_search returns nothing for webui.ps1 / Cloudflared_Tunnel / regis-forward, and the reachable transcripts don't contain it. The Sep 26 vault log only covers "Jimmy's gateway was stopped, I restarted it via its scheduled task" and the WebUI password incident — no record of the VeriPath namin

**user:** correct: :\Users\fight\AppData\Local\VeriPath (the AppData folder literally
named VeriPath) — this folder IS the Hermes host stack (webui.ps1, leonard.ps1, cloudflared.ps1
, regis-forward.py) — i.e., "hermes stuff in a veripath folder". That's the thing
he's reacting to: a VeriPath-named directory holding Hermes launchers and Hermes-n
amed scheduled tasks.
1
**assistant:** Step 1 done — the folder no longer lives under a VeriPath name, and everything is still serving.
What changed:
- Moved C:\Users\fight\AppData\Local\VeriPath → C:\Users\fight\AppData\Local\HermesHost (same-volume rename; the earlier "device busy" was transient).
- Rewrote the path in all three launchers — one occurrence each, line 5: `$Base` in webui.ps1, leonard.ps1, cloudflared.ps1. regis-forward.py, run-hidden.vbs and upgrade-to-s4u.ps1 had no absolute path in them.
- Verified live: 127.0.0.1:8787 LISTENING (pid 7256), webui launcher 13104 running both children (server.py + regis-forward), logs writing under HermesHost\logs, leonard still off (HermesHost\leonard.disabled moved with the folder), tunnel restarted with a new URL https://lawyers-enabled-responses-camcorders.trycloudflare.com.
One piece needs elevation and I hit "Access is denied" on it: Set-ScheduledTask on those S4U tasks. So the task *actions* still name the old path. To keep the Web UI and tunnel alive in the meantime I created a directory junction VeriPath → HermesHost — pure bridge, no data, and it's removed by the script below. Current task states: Cloudflared_Tunnel Running, Hermes_WebUI Running, Hermes_Gateway_leonard Ready (flagged off).
It's deterministic evidence-only: every record carries a file:line or the command that produced it, and missing evidence is recorded as NOT_AVAILABLE rather than filled in. Exit 0 = all collectors ran.

Ignore 20261002T172543Z and 20261002T172601Z — those are the two early runs from before I fixed the HERMES_HOME/profile-path bug (they read the wrong install and reported NOT_AVAILABLE everywhere). Delete them whenever you like; the 172639Z one supersedes them.
Are we good? Yes, with two things left on your side:
✓ update: v0.21.5+5794.g9a71d5a, HEAD 9a71d5a8b5, main in sync, "Up to date"
✓ one multiplexer (PID 24008) serving default, jimmy, leonard, verimail
✓ Web UI: 127.0.0.1:8787 LISTENING, task Running — fixed and stable since 09:56
A background fan-out unit you dispatched earlier — 1 subagent(s) — has finished; its consolidated results are below. Any other units from the same delegate_task call report separately as they finish. You may have moved on since dispatching — act on these or re-dispatch if things have changed. If you are still waiting on siblings, end your turn after acting on this one.

--- ✓ TASK 1/1: Adversarially falsify (or confirm) a forensic report about why Hermes Agent updates failed on this Windows box. Try to break each finding; name anything the evidence does NOT support. Do not fix anything, do not modify files, do not start or stop processes. (status=completed, api_calls=25, 581.16s) ---

**assistant:** The adversary did its job — it broke five of my citations and one causal claim. All corrected in the instrument; the report is now honest about what the box can and cannot prove.
- "16 refusal line(s)" was an arithmetic artifact of capped greps that also counted PID listings and scan-status lines. Now: refusal headers only, uncapped, counted per file — logs\hermes-update.log=1, profiles\jimmy\logs\hermes-update.log=1, profiles\jimmy\logs\update.log=10, logs\desktop.log=4 — and citations are now hermes-root-relative so two files named hermes-update.log can't be confused.
- G2 claimed the unreadable PID was "a custom (non-Hermes) supervisor". Neither receipt says that; both record supervisor='manual' with an empty detail map. That attribution is now explicitly labelled operator inference / NOT_AVAILABLE, and the run surfaced something better: the first failing receipt names "profile leonard" while its own plan.runtimes lists only ashbot/coach/jimmy — the mapping step inspected a profile the plan never contained.
- G3's reproduction was non-diagnostic (both runs printed IMPORT-OK, so "the env var avoids it" was vacuous). Now it records whether the re-entry happened at all (isolated=0 vs 0), rep
