**assistant:** The memory tool is locked this turn (6 consecutive consolidation failures — the char budget is too tight to fit the new items alongside the removes in a single atomic batch).
**Here's where things stand:**
- **67 candidate gaps** identified and written to `C:\Users\fight\memory-gaps.txt`
- **Memory is at 99%** (2,192/2,200 chars) — I need to consolidate/trim existing entries to make room, but the memory tool's all-or-nothing batch keeps rejecting because the final state still exceeds budget
- The ~15-20 high-value items I'd save:
1. VeriPath (business verification audits)
2. Thornhill Construction (website)
3. CoS / Grok Bot (grokbot-box-1, reads transcripts daily)
4. Tailscale + GPU rig topology (5090/5060, direct llama.cpp)

**user:** why cant I choose inference on my Leonard profile?
**assistant:** Leonard's Telegram is back. Here's the answer.
WHY YOU COULDN'T PICK A MODEL ON LEONARD
Your leonard bot was in a **fatal** state — dead, not just quiet. Live proof from `gateway_state.json` before the fix:
```
leonard:telegram state=fatal since 2026-10-07T10:20:02Z
```
`profiles/leonard/logs/gateway.log` shows why: a `getUpdates` **polling conflict** storm (two consumers on bot token 8552427750) 03:11–03:20 that ended:
```
[Telegram] Telegram polling could not recover after 5 retries (200s total wait).
The previous gateway session is still held open on Telegram's servers, or another
process is using the same bot token.
ERROR gateway.run: Fatal telegram adapter error for multiplexed profile leonard
```
Once it goes fatal the multiplexer does **not** retry — it stays dead until a restart/rescan. So your DM wasn't being served by the leonard-scoped agent.
WHY THE PICKER WAS EMPTY
The text you pasted is the `/model` command with no args. Its first line is `Current: <model> on <provider>`; when the handler can't read the profile's `config.yaml` it falls back to hardcoded defaults — empty model ("unknown") and provider **"openrouter"** — and the provider/model list comes back empty. That's exactly what you saw.
I ran each of your configs through the gateway's own loader (`load_user_config_effective`):
- leonard → `deepseek-v4.1-flash` on **OpenCode Go**, **16 providers** (OpenCode Go 42 models, OpenRouter 32, Nous API 25, …)
- host/default → `deepseek/deepseek-v4-flash-

**user:** approved
**assistant:** Done.
`\Hermes\Hermes_Gateway_leonard` → **Disabled** (verified both `schtasks` and `Get-ScheduledTask`). It needed elevation; the run-through-UAC succeeded on your click.
State now:
```
Hermes_Gateway_leonard Disabled (was Ready)
Hermes_WebUI Running
gateway running pid 10100
jimmy:telegram connected 16:08:33Z
leonard:telegram connected 16:13:46Z
```
So the second leonard poller can no longer spawn at boot/logon. I left the `HermesHost\leonard.disabled` flag file in place as a belt-and-braces guard (the launcher exits on it) — say if you want it removed.
Two shutouts on leonard's Telegram today, both now closed:
1. host gateway killed by the in-chat "restart gateway" (fixed earlier)
2. getUpdates polling conflict from the stray standalone gateway (fixed: adapter restarted + task disabled)
Retry `/model` in the leonard chat — it should now list `deepseek-v4.1-flash on OpenCode Go` plus the full provider list.
## 20261007-161635 session 20261003_123136_a18d76
**user:** now what?
**assistant:** Recorded the failure mode in the `hermes-messaging-channel-diagnostics` skill (new section 9: multiplexed profile → `fatal` adapter → `/model` "unknown on OpenRouter"), so next time this reads as a known pattern instead of a 40-minute hunt.
Now what — three open items, in priority order:
1. Confirm the fix (you, 10 seconds). Type `/model` in the leonard chat. Should list `deepseek-v4.1-flash on OpenCode Go` + providers. If it still says "unknown on OpenRouter", there's a third poller and I keep digging.
2. Make Telegram survive reboot (biggest standing risk). The host gateway is running as a **direct-spawn process** (pid 10100) — kill it, log out, or reboot and *all four profiles' Telegram* go dark with nothing to restart them. There's no `Hermes_Gateway_default` task at all; only `Hermes_WebUI` and the now-disabled leonard one. Fix:
`hermes gateway install` (host gateway as a logon/boot task).
I want a decision here: do it, or leave it manual? It's a system change.
3. Kill the self-restart footgun (small). Twice today the outage traced to a gateway process being taken down from inside its own session (`hermes gateway restart` typing into the chat), plus the stray per-profile task. Worth a standing rule: never restart the gateway from a chat session — only from a plain shell. I can encode that in the diagnostics skill if you want it as policy.
My recommendation: do #2 now (it's what turns "fixed" into "stays fixed"), then #1 to verify.
Say go on #2 and I'll instal

**user:** 2
**assistant:** Done — host gateway is now a durable Scheduled Task, not a shell-bound process.
WHAT CHANGED
- Installed `Hermes_Gateway` (root task folder, `InteractiveToken`, logon trigger +30s). This **replaced** the weak Startup-folder `Hermes_Gateway.vbs` — the install removed it, so there's no second auto-start at logon to cause another polling conflict.
- Stopped the shell-bound instance (PID 10100) and relaunched via `schtasks /Run`. Now running **PID 19924** under the task (`Last Run Result: 0`), detached — its launcher already exited, so it's not tied to any terminal and won't be reaped when this session ends.
VERIFIED
```
hermes -p default gateway status → Scheduled Task registered: Hermes_Gateway
Gateway process running (PID: 19924)
jimmy:telegram connected
leonard:telegram connected
Telegram pollers: only PID 19924 (other conns = Brave/Telegram Web)
```
ONE CAVEAT
The trigger is **logon-only** (no boot trigger), and it runs as an interactive token — so the gateway comes up ~30s after *you log in*, not at boot before any user session. For a desktop you log into, that's correct; if you ever want it up with no one logged in, that needs an S4U/boot-trigger task, which is the same elevated-context thing that caused the ACL mess today — I'd advise against it here.
Also recorded the task name/detail in the `hermes-gateway-setup` skill.
Last item outstanding: does `/model` now work in the leonard chat? That's the one thing only you can confi

Where we left off: Grok's audit found the RUDR9 guard plugin broken on this Hermes version (CTO profile fail-closed, guard not loading on the 7 roles), and I have a 6-step fix sequence ready — steps 1–5 plus the read-access choice — waiting on your go.

## 20261007-164757 session 20261004_214325_899fd345
**user:** get rid of the voice response please
**assistant:** Killed it — with one caveat about the live cache:
**Root cause:** your Telegram chat was set to voice mode **`"all"`** in `gateway_voice_mode.json` (`{"telegram:5789896722": "all"}`) — every reply got synthesized.
**Fixed persistently (both verified by read-back):**
- `gateway_voice_mode.json` → `telegram:5789896722: "off"` (and jimmy's already off)
- `profiles/leonard/config.yaml` → `voice.auto_tts: false` (config backed up first as `config.yaml.good-<ts>`)
**One step needed for immediate effect:** the gateway loads voice modes **once at startup** (`gateway/run.py:3761` — no live reload), so the running process still holds the old `"all"` in memory. Send **`/voice off`** once in this chat — that flips it live instantly. (Alternative is a gateway restart, but that drops Telegram for ~60s, so the command is better.)
So: this reply *may* still come through as audio — after you send `/voice off`, everything goes back to text and stays that way (the store + config now persist it).
One note: root config still has `voice.auto_tts: true` for the **default** profile — doesn't affect this chat, but say the word if you want that off too.
## 20261007-165920 session 20261003_123136_a18d76
**user:** its doing it again:Current: unknown on OpenRouter
/model <name> — switch model
/model <name> --provider <slug> — switch provider
/model <name> --global — persist
**assistant:** Fixed, and I found the chain — it's not what I told you last time.
WHAT ACTUALLY BREAKS IT
1. At 09:42 you told leonard "get rid of the voice response please". Leonard's agent did the fix **by editing its own `profiles/leonard/config.yaml`** (`voice.auto_tts`) at **09:47:29**.
2. The host multiplexer watches profile configs. That write fired:
```
09:47:42 [MULTIPLEX] Re-scanned profile 'leonard' after config/.env change
```
3. That re-scan left the **old leonard adapter still polling alongside the new one — same process, same bot token**. Self-inflicted `getUpdates` conflict, looping every ~60s: 74 conflicts and climbing. Proof it's in-process: `netstat` showed exactly one Hermes PID on Telegram's IPs (the other connections are Brave/Telegram Web).
4. Replies started failing to deliver too:
```
09:48:12 ERROR [Telegram] Failed to deliver response after 2 retries: send_path_degraded
```
So the two symptoms you hit — the bot flapping and `/model` answering `unknown on OpenRouter` — are both the flap. That text is the command's **fail-open default**: empty model + hardcoded provider `openrouter`, emitted when the handler can't read the profile's config. Leonard's config is fine and yields `deepseek-v4.1-flash` on OpenCode Go with 16 providers; I verified the actual code path twice. It's not a missing model.
WHAT I DID
Restarted the host process (via the new `Hermes_Gateway` task). A restart is the only thing that clears an in-memory duplicate adapter. Now:

**assistant:** Verbose gateway is up (DEBUG captured, polling active). I've reproduced the exact bug locally — a config path resolving to a home with no `config.yaml` yields precisely `unknown on OpenRouter`; the last unknown is *which* path, and that's a DEBUG line only.
Send `/model` in the leonard chat now. I'll read the handler's real config path from the debug stream and then give you the fix — no more guessing.
(Heads-up: I stopped the task gateway and am running a verbose one in its place; I'll put the task gateway back once I've captured this.)

⚠️ I couldn't connect to the AI model service, so this message wasn't processed. Use /login to sign in again, or /model to pick a different model. If it keeps failing, run hermes doctor on the host.
**assistant:** Here's what actually happened — and the two symptoms are one bug.
WHAT YOU SAW
1. `Model switched to deepseek-v4.1-flash / Provider: routeapi` — that part **worked**. The picker rendered and the switch committed. I can see it in the debug log.
2. `⚠️ I couldn't connect to the AI model service…` — that is the string `gateway.errors.no_credentials`, which fires when **model/credential resolution fails before the turn begins**. It is not a network error and not "routeapi is down" — I tested routeapi with leonard's own key from this box: **HTTP 200**.
THE REAL BUG
There is a **second consumer of leonard's bot token (8552427750 / `leonard_new_bot`)**, and your messages are being split between it and this machine's gateway.
Evidence:
- leonard's adapter has been in a `getUpdates` conflict loop for hours. It kept happening after a clean restart, with exactly one Hermes process on the box.
- My verbose gateway rendered your `/model` picker (so the callback reached it) but logged **zero inbound messages** — your follow-up text never arrived here, yet something answered it.
- I sampled Telegram connections 12× over 60s: only PID 23048 (this gateway) and Brave. No local rogue.
- A poller that answers with a config-less home produces *exactly* your original `Current: unknown on OpenRouter` — I reproduced that string byte-for-byte by pointing the handler at a home with no `config.yaml`. And such a poller would also have no routeapi credential → `no_credentials`.
So: whichever proces

**user:** now what: revoke leonardnewbot
Choose a bot to generate a new token. Warning: your old token will stop working.
**assistant:** Select `leonard_new_bot` → confirm the warning → BotFather prints the new token. Do NOT paste it here — I won't accept a credential in chat.
Then, on your side (one line):
1. Open `C:\Users\fight\AppData\Local\hermes\profiles\leonard\.env`
2. Find the line `TELEGRAM_BOT_TOKEN=8552427750:...`
3. Replace everything after `=` with the new token — the `8552427750:` prefix stays the same (revoke keeps the bot ID, only the secret changes).
Save it and tell me "done". I'll then:
- restart the gateway,
- confirm `leonard:telegram connected` with **zero** conflicts (which proves the rogue is dead — it can't have the new token),
- have you send any message to leonard to confirm it's answering as the real agent.
Two notes:
- Don't run `hermes gateway setup` for this — it can rewrite other platform settings. The one-line `.env` edit is the minimal change.
- Revoke **only** leonard. Jimmy's token is fine and untouched.
If you'd rather not hand-edit, say so and I'll drive it a different way — but I still won't take the token through this chat; it goes straight into the file or a masked prompt.
## 20261007-173831 session 20261003_123136_a18d76
**user:** leonard_new_bot
Invalid bot selected
**assistant:** Verified: the bot is exactly `@leonard_new_bot` (id 8552427750), and the token on this box is **live** (`getMe` → ok). So the token isn't stale — the problem is `Invalid bot selected`.
That error means **the Telegram account you're talking to BotFather with doesn't own that bot.** BotFather only lets you revoke bots you own.
Check this before anything else:
- In the `/revoke` flow, BotFather lists your bots as **tappable buttons**. Tap `leonard_new_bot` from that list rather than typing the name. If it isn't in the list, you don't own it from this account — and that's also a strong hint about who's running the other poller.
Then pick one:
A. If it IS in the list → tap it → confirm → send me "new token in place" after you've swapped the `.env` line. Same bot, same chat, rogue dies.
B. If it is NOT in the list (you don't own it) → don't fight it. Create a bot you own:
1. BotFather → `/newbot` → name `Leonard` → username `leonard2_bot` (or anything free)
2. Put that token in `C:\Users\fight\AppData\Local\hermes\profiles\leonard\.env` as `TELEGRAM_BOT_TOKEN=...` (replace the old line)
3. Tell me "done"
4. **Send `/start` to the new bot once** — a bot can't message you first, so leonard stays silent until you do. After that, your DM works and the rogue is instantly dead (it still holds the old token).
I'll restart the gateway and confirm zero conflicts either way.
Your call — reply with which case you're in.
## 20261007-174110 session 20261003_123136_a18d76
**user:** Choose a bot to generate a new token. Warning: your old token will stop working.
**assistant:** That message is BotFather's chooser — the bots are the **tap-able buttons** attached to it (not names to type). So:
1. Tap the button labelled **`leonard_new_bot`** (it may show as `@leonard_new_bot` or `Leonard`).
2. BotFather will follow up with a confirmation — tap **Yes / I'm sure**.
3. It then prints a line like `Token revoked. New token: 8552427750:AA…` — that's the new token. **Don't paste it here.**
If there is **no `leonard_new_bot` button** in that list, stop the revoke path and go with B:
- BotFather → `/newbot` → name `Leonard` → username `leonard2_bot` → it prints a token you own.
- Put that token in `profiles\leonard\.env` (replace the `TELEGRAM_BOT_TOKEN=` line), then send `/start` to the new bot once.
Either way, tell me when the token is in the `.env` (not the value — just "in place"), and which case you hit. I'll restart the gateway and verify the conflict loop is gone.
## 20261007-174256 session 20261003_123136_a18d76
**user:** where do I paste the token?
**assistant:** Notepad should be open on that file. In it:
1. Go to **line 5** — it starts `TELEGRAM_BOT_TOKEN=8552427750:A…`
2. Select everything **after the `=`** (the whole old token, up to end of line) and paste the new token over it.
3. The line must end up looking like `TELEGRAM_BOT_TOKEN=<new token>` — no quotes, no spaces, all on one line.
4. Ctrl+S, close Notepad.
Then reply "done" (no token, no value) and I'll restart the gateway and verify the conflict loop is dead.
If you'd rather not touch the file: open **Hermes Desktop → Settings → Messaging → Telegram**, paste the token there instead, and tell me — I'll do the restart either way.

**user:** token saved
**assistant:** Fixed — and proven.
WHAT JUST HAPPENED
- Token rotated for `@leonard_new_bot` (id unchanged, 8552427750).
- **Old token: dead (401).** So whoever else was polling that bot is permanently locked out.
- **New token: valid** (`getMe` → ok), and leonard reconnected at 10:45:57.
THE PROOF
```
polling conflicts since reconnect: 0 (at t+0)
polling conflicts since reconnect: 0 (at t+2min)
```
Before the rotate it was ~1 conflict **per minute**, and it survived every restart. Zero over two minutes with a single local gateway is the split-brain ending.
You'll have seen a brief `Unauthorized` at 10:43 — that's the adapter's first attempt still carrying the revoked token before it picked up the new one. Expected, and it cleared itself.
CONFIRM IT FROM YOUR SIDE
Send leonard anything — a plain "test" and then `/model`. Expected now: it answers as the real leonard, and `/model` lists `deepseek-v4.1-flash` on routeapi (the route you picked; I verified it returns HTTP 200 from this box).
TWO NOTES
1. Residual noise: `api.telegram.org` ConnectError storms cause brief reconnects every few minutes. That's network flakiness to Telegram, not the split-brain — the adapter recovers on its own. Unrelated to today's bug.
2. Leftovers: the revoked token still sits in two inert files — `profiles\leonard\.env.bak-20261006-providers` and `state-snapshots\20261006-182717-pre-update\.env`. Harmless now (401), but if you want them scrubbed, say so and I'll delete just those two.

**assistant:** Still up. On the voice check: evidence says it's **still firing** — leonard's log shows `Generating speech with Edge TTS...` at **09:47:57** for my previous reply (audio saved 09:48:02, 370 KB).
That's the cached value I flagged: the running gateway loaded `_voice_mode` at startup and never re-reads it. No `/voice off` appears in the gateway log, so nothing has flipped it live yet.
If **this** reply also arrived as audio, send `/voice off` once — that's the only instant lever. Everything else is already fixed and persistent (store → `off`, leonard config → `auto_tts: false`), so it won't come back after the next gateway start.
Want me to just restart the gateway instead? It'd force the reload, but it drops Telegram for ~60s across leonard/jimmy/verimail — your call.

**user:** testing
**assistant:** Checked again — **voice is still firing** (TTS at 10:51:49, for my previous reply), and there's no `/voice off` in the gateway log. The gateway only has `restart` (no soft reload), so my file fixes can't reach the running process on their own.
Two ways to kill it, pick one:
1. **Send `/voice off` in this chat** — one message, instant, zero disruption. This is the designed path (it updates the gateway's in-memory mode AND the store I already fixed).
2. **I restart the gateway** — forces the reload, but drops Telegram ~60s for leonard/jimmy/verimail, and the skill warns a restart launched from inside the gateway process can SIGTERM my own session mid-run — so there's a small chance we lose connectivity instead of fixing it.
Option 1 is strictly better. Everything underneath is already correct (`gateway_voice_mode.json` → `off`, leonard `voice.auto_tts: false`), so once it flips live, it stays off for good.
If you'd rather I take the restart risk anyway, say "restart" and I'll do it.

**user:** ?voice off
**assistant:** Close — it needs a **forward slash**: `/voice off` (the `?` won't register as a command).
Send that and it flips instantly; everything underneath is already patched, so it'll stay off.

**user:** testing
**assistant:** That did it — `/voice off` registered. ✅
Evidence: the gateway wrote a **new** entry into the store, `"leonard:telegram:5789896722": "off"` — only the live gateway writes profile-prefixed keys, so it processed your command and flipped its in-memory mode.
So this reply should arrive as **text**, not audio. Combined with the config fixes already in place, voice is now off live *and* persistently (won't come back after a gateway restart).
If this one still came through as audio, tell me and I'll dig further — but the store says we're off.

**user:** keep this inference provider until it runs out of credits
**assistant:** Pinned. Here's exactly what changed and the evidence.
**Config changes** (leonard profile — `C:\Users\fight\AppData\Local\hermes\profiles\leonard\config.yaml`)
- `model.provider`: `opencode-go` → **`custom:routeapi`**
- `model.default`: `deepseek-v4.1-flash` (unchanged)
- `model.base_url`: `https://opencode.ai/zen/go/v1` → **`https://api.routeapi.ai/v1`**
- `model.api_mode`: **`chat_completions`** (added)
- Backup: `config.yaml.good-before-routeapi-pin-20261007-110008`
**Why it needed changing:** the live session was already on routeapi (a `/model` switch stores a session-only override), but config.yaml still said `opencode-go` — so any restart, new session or cron job would have silently reverted off routeapi.
**Evidence**
- `hermes fallback list` → `Primary: deepseek-v4.1-flash (via custom:routeapi)`
- Live end-to-end probe: `hermes -z "Reply with exactly: ROUTE-OK" -m deepseek-v4.1-flash --provider custom:routeapi` → `ROUTE-OK` (key valid, credits still live, 66 models advertised)
- Fallback chain untouched, routeapi first: `deepseek-v4-pro`, `deepseek-v4-flash-0731` (both routeapi), then nous-key, or, omniroute, brother-5090, brother-5060
**Two things you should know**
1. A **new session or gateway restart** is where this pin takes effect; the current live chat already runs routeapi. The picker's cached labels may look stale until the gateway is restarted from a separate shell — I can't restart it from inside the gateway process.
2. Hermes only fails over on rate-limi
## 20261007-180242 session 20261007_105726_810fc506
**user:** just keep route api until it dies
**assistant:** Understood — no hard stop, no trimming. Leaving it exactly as it is now:
- Primary: `deepseek-v4.1-flash` via `custom:routeapi` (persisted in config, verified `hermes fallback list` + live `ROUTE-OK` probe)
- Fallback chain untouched, so when routeapi dies the session rolls to `routeapi/deepseek-v4-pro` → `routeapi/deepseek-v4-flash-0731` → nous-key → or → omniroute → local GPUs, in that order
Nothing changed for this message. It'll serve from routeapi until it stops answering.
